How to Create an Executive Coaching Program Sponsors Renew

How to Create an Executive Coaching Program Sponsors Renew

An executive coaching program has three clients, and only one of them is in the room. The executive does the work. Their manager, the sponsor, wants to see a change in how the executive leads. And someone in HR or learning and development signed the purchase order and will decide whether to buy the next engagement. Design for all three and the program renews. Design only for the executive and you will hear "it was great, we'll be in touch."

That three-way structure shapes everything else in an executive coaching program: how it starts, what you assess, who hears what, how long it runs and how it is priced. Below is the full build: the phases of an engagement, a six-month sample for a newly promoted VP, assessments and stakeholder check-ins in practical terms, a confidentiality line you can put in writing, session cadence, pricing for company-sponsored work and the mistakes that cost renewals.

If you prefer to hand off the setup, Coachful's team builds coaching programs for free on any Coachful plan. Send your engagement outline and templates through a short form and the phases, sessions and worksheets are set up in your account.

Who the program serves

PartyWhat they wantWhat they should see
The executiveA thinking partner, honest feedback, a safe place to work on hard thingsEverything about their own coaching
The sponsor (usually their manager)Visible change in specific leadership behaviorsAgreed goals, progress against them, attendance
The buyer (HR or L&D)A well-run engagement with clear scope, timing and valueContract, schedule, a summary at the close

Write these three rows into your engagement agreement before the first session. When everyone knows what they will and won't see, the executive relaxes and the sponsor stops asking for session notes.

The five phases of an executive coaching engagement

  1. Contracting. Scope, length, confidentiality, fees, cancellation and how goals are set. Signed by the executive and the buyer.
  2. Assessment. A picture of how the executive currently leads, from their own view and from people around them.
  3. Development plan. Two or three goals, each tied to observable behavior, agreed in a three-way meeting with the sponsor.
  4. Coaching. Regular sessions, practice between them, a midpoint check with the sponsor.
  5. Review and close. A final three-way meeting, a re-check of the assessment where useful, and a plan for after coaching ends.

Each phase has an output. If a phase produces nothing anyone can see, the buyer will struggle to explain the engagement to their own boss.

Sample: a six-month executive coaching program for a new VP

The engagement is "First Two Quarters", for a director recently promoted to VP of Operations, now leading former peers and sitting on the leadership team for the first time. The development goals agreed in month one: delegate operational decisions to the director layer, speak up with a clear point of view in leadership meetings, and rebuild one strained peer relationship.

6Review and closeTwo sessions: consolidate, plan beyond coachingFinal three-way meeting; brief re-interviews if agreedClosing summary and a 90-day self-coaching plan

Between sessions the executive keeps a short leadership log (one situation, what they did, what happened) and you offer short on-demand calls before big moments such as a board presentation.

Assessments and stakeholder input

Most engagements use a mix of three sources:

  • Stakeholder interviews, often six to eight people above, beside and below the executive, with the same five or six questions for each. The coach reports themes, never names.
  • A self-assessment the executive completes before the debrief, so you can compare their view with what others said.
  • A published psychometric or 360 instrument, if you are certified in it and the buyer wants one. Agree in the contract who owns the report and who sees it.

Scope the assessment carefully: how many interviews, how long the report takes, whether a re-check is included at the end. Our guide to scoping assessments in an executive coaching contract goes deeper on the wording.

Stakeholder check-ins that keep the sponsor engaged

Three three-way meetings carry most engagements: the goal meeting in month two, the midpoint check and the final review. Keep each to 45 minutes and run them in the same order: the executive presents first, the sponsor responds, you facilitate and record agreements. The executive leads, so it never feels like the coach is reporting on them.

Prepare the executive the week before with two questions: what will you say has changed, and what would you like your manager to notice next? Our piece on stakeholder alignment meetings includes agendas for each of the three.

Put the confidentiality line in writing

A one-paragraph clause saves a lot of awkward conversations. A version you can adapt:

"The content of coaching sessions is confidential between the coach and the executive. The sponsor and HR will receive the agreed development goals, attendance, and progress summaries that the executive has reviewed. The coach will not share session notes, assessment comments attributed to individuals, or personal information without the executive's consent, except where required by law or where there is a risk of serious harm."

Have the executive, the buyer and you sign the agreement that contains it before any interviews begin.

Session cadence for executive coaching

  • 60 to 90 minutes every two weeks suits most senior leaders. Twelve sessions over six months is a common shape.
  • Shorter on-demand calls, 20 to 30 minutes, before high-stakes moments. Cap them in the contract.
  • Optional shadowing: observing one meeting and debriefing the same day. Powerful for presence goals, but agree it with the sponsor first.

Book all twelve sessions at the start. Executive calendars fill months ahead, and an engagement that loses three sessions to "I'll find a slot" never recovers its rhythm.

Pricing company-sponsored engagements

Executive coaching is usually sold as an engagement, not by the hour. A fixed fee covers the assessment, the agreed number of sessions, the three-way meetings and reasonable support between sessions. Companies often pay against a purchase order with set payment terms, sometimes split into a deposit and the balance at the midpoint.

Spell out what is extra: additional stakeholder interviews, a second instrument, travel, or extending the engagement. For billing mechanics, see our guide to setting up company-funded coaching billing, and for market context, how much executive coaching costs.

Running the program online

Senior leaders want very little admin and very quick access. One link should hold the agreement, the schedule, the development plan, the leadership log and a way to message you. Coachful keeps these together: e-signature agreements from reusable templates, booking with two-way Google, Apple and Outlook calendar sync, programs whose phases carry the worksheets and forms, and a client portal and app on iPhone and Android. The Executive Coaching power-up adds specialist workspaces and templates, and ready-to-film program templates such as Executive Presence and Building a High-Trust Team give you a structure to adapt. See the page for executive coaches for the full setup.

Mistakes that cost executive coaching renewals

  • Skipping the sponsor. If the manager never joins a three-way meeting, they cannot vouch for the change when HR asks.
  • Goals nobody can observe. "Be more strategic" cannot be seen. "Present one recommendation with a clear point of view at each leadership meeting" can.
  • A fuzzy confidentiality line. Unclear rules make executives guarded and sponsors suspicious.
  • Unlimited on-demand access. Without a cap, a six-month engagement quietly doubles in hours.
  • No close. Engagements that fade out without a final review leave the buyer with nothing to show.

Describe the engagement ("a six-month executive coaching program with stakeholder interviews, a development plan, a midpoint review and a leadership log"), say who it is for and what it should achieve, then add what you have: up to eight links and up to ten files such as your agreement template, interview questions, a development plan template or an audio walkthrough. Video files are not accepted. The final question covers deadlines and anything to avoid.

The team replies by email with next steps, usually within around 24 hours. That is a typical turnaround, not a guaranteed deadline. The phases, worksheets and forms are built in your own account, so you can tailor them per client afterwards.

Leadership coaches have used the service for their public pages too. One whose Squarespace renewal was days away got a clean, mobile-friendly homepage with a repeated "talk with me" button, connected visually to the coach's sister company.

The team does not record videos or audio, provide psychometric instruments or legal review of your contract, run sessions, design logos or manage ads. Nothing is invented either: no fake credentials, client names, testimonials or prices; gaps are left for you to fill in. Details are in the guide to the free white-glove service, and if your engagements run as cohorts of leaders, our guide to building a group coaching program covers that format.

Frequently asked questions

How do you structure an executive coaching program?

Run it in five phases: contracting, assessment, development plan, coaching and a final review. Agree two or three observable goals with the executive and their sponsor, hold three-way meetings at the goal-setting stage, the midpoint and the close, and coach every two weeks in between.

How long is an executive coaching engagement?

Six months is a common length, often with around twelve sessions every two weeks plus three stakeholder meetings. Shorter engagements of three months suit a single focused goal, while transitions into a much bigger role sometimes run nine to twelve months.

What assessments are used in executive coaching?

Most engagements combine stakeholder interviews, a self-assessment and, where the coach is certified and the buyer wants it, a published psychometric or 360 instrument. Agree in the contract how many people are interviewed, who owns each report and who sees it.

What does the sponsor see in executive coaching?

Usually the agreed development goals, attendance and progress summaries the executive has reviewed. Session content and individually attributed assessment comments stay confidential unless the executive consents. Put this line in the signed agreement before the engagement starts.

Can Coachful set up my executive coaching program for free?

Yes. The Coachful team builds programs free on any plan. Pick Program in the request form from Create or the Programs list, describe the engagement, and attach your agreement template, interview questions or a voice memo. They reply by email, usually within around 24 hours, and build it in your account.

How are company-sponsored executive coaching programs priced?

Typically as a fixed engagement fee covering the assessment, sessions, stakeholder meetings and agreed support, paid against a purchase order with set terms. Extras such as additional interviews, a second instrument or travel are listed separately.
