What Coaching Alumni Should Keep When Your Cohort Ends

It is week ten of twelve and the group chat has never been busier. Then someone asks the question you have been avoiding: "What happens to this group when we finish?" You do not have an answer. Say it stays open forever and you have promised to host a free community with no end date. Close it and you worry about upsetting the people most likely to buy from you again. Announce a membership on the spot and you have no idea whether anyone will pay, or what you would deliver each month.

A coach on r/lifecoaching described the pull of community from the other end, a week after launching one: "I recently started an online IFS community with weekly group sessions and 1:1 sessions in the package. Just finished the first week with 18 people, so early days. I am sharing to this sub because building an online community has work so much better than trying to get 1:1 clients in only a week. people are craving community and a sense of belonging, i really believe its the new model for coaches."

That post is about the start. It does not ask what members keep later, and that is the question this article takes up. If belonging is what people are buying, the end of a program is when you find out what you promised.

The short answer: decide before you sell the cohort, and decide asset by asset. Let alumni keep the materials for a stated period, because that costs you little. Give the live group a proper ending: a wind-down of a few weeks, then close it. Offer an alumni membership only when you can name what members get every month and you have the hours to deliver it. The option to avoid is the default one, where a free group stays open with nobody running it.

What goes wrong when coaches leave alumni access undecided

  • The free group that never closes. Each cohort adds a space you feel obliged to visit. With no sessions driving it, activity fades, and a silent community with your name on it does you no favours with anyone who looks in.
  • The accidental promise. "You will always have access" said kindly in a final session becomes a commitment people quote back to you two years later.
  • The abrupt cut. Access disappears the day after the last call. People lose their notes and their contacts with each other, and the last feeling they have about your program is a locked door.
  • The membership launched out of guilt. You start a recurring offer because ending felt harsh, without a plan for what happens in month four.

Each of these costs you with the same people: graduates, who are best placed to buy from you again or refer someone.

Three questions that decide what coaching alumni keep

  1. What did you promise? Read your sales page and agreement. If either says lifetime access, honour it and define it, for example as the lifetime of the program.
  2. What does keeping it open cost you each month? Count moderation, answering questions and simply showing up. An hour a week per alumni group is real time once you have four of them.
  3. Would alumni pay for it, and for what exactly? If you cannot finish the sentence "Every month, members get," you do not have a membership yet.

Decide alumni access asset by asset

"Access" is several different things. They do not all need the same answer.

Path one: a clean exit when the coaching cohort ends

Choose this for a first cohort, a one-off program or any group where you do not plan a next step yet. A clean ending is a good outcome. It only feels cold when it arrives as a surprise.

  • Say on the sales page what happens at the end: "The group space stays open for three weeks after the final session. You keep the recordings for 12 months."
  • Repeat it in week one and again two thirds of the way through.
  • Make the final session a real ending: what each person is taking away and what they will do next.
  • Give people a way to stay in touch without you, such as swapping contact details with consent.
  • Close on the date you named.

Path two: alumni keep the resources and a light-touch space

Choose this when you run the same program repeatedly and want graduates around. Alumni who stay close can become mentors, case studies and a warm audience for your next offer.

The trade-offs are practical:

  • Privacy. New members did not agree to share with last year's cohort. Keep the current cohort's space separate from the alumni one. Our guide to group coaching confidentiality covers the wording.
  • Your presence. Say plainly how often you will be there. "I drop in on Fridays" is a promise you can keep, unlike "I am always around."
  • An end date anyway. A free alumni space still needs a review point. Check once a year whether it is active, and close it if it is not.

Path three: a paid alumni membership for coaching graduates

Choose this when the work is an ongoing practice, where people benefit from continuing after the program, and when you can name the monthly value. The Reddit post is a good example of the appeal: weekly group sessions and a sense of belonging are things people come back for.

A membership is a second product with its own demands.

  • The promise. One or two fixed things every month, for example a group call and a question thread you answer on set days.
  • The price. Set it from what you deliver each month, and expect it to be lower per month than the program was.
  • The sum. Members multiplied by the fee, set against your hours. With a handful of alumni the income is small, so the hours have to be small too.
  • Churn and pauses. People will leave and ask to pause. Decide the rules first; see our membership pause policy guide.
  • Capacity. A membership takes a slot in your week like any other offer. Our guide to a full coaching roster shows how to count it.

Start small. Offer it to the first cohort as founding members, set a review date three months out, and keep it only if people use it.

Tell people what happens to their posts and messages when a space closes, and follow your own record retention and deletion policy.

Objections coaches raise about ending alumni access

"People will be upset if I close the group." A few may be. A group that fades into silence with no word from you leaves a worse impression, and a date announced at the start gives nobody a reason to feel misled.

"A free alumni community is good marketing." An active one is. A quiet one works against you, and keeping it active is a job. If you want the marketing benefit, budget the time.

"I need recurring revenue." A membership can provide it, and it is earned every month. Do the sum on your likely numbers before you announce anything.

"Can I leave it open and decide later?" You can, and then you will be deciding in front of the group, usually at the moment someone complains.

Should coaching alumni keep community access after a program ends?

Only if someone is running the community. Keep the cohort space open for a short wind-down, then close it, unless you are offering a defined alumni space or membership with a stated promise and an owner.

How long should alumni keep recordings and materials?

For a period you state before they buy. Six or twelve months both work, and "for as long as the program exists" is a workable definition if you promised lifetime access.

When is an alumni membership worth offering?

When the work continues naturally after the program, you can name what members get every month, and the likely income covers your hours. Test it with one cohort as founding members before making it permanent.

How much should an alumni membership cost?

Price it from what you deliver each month, and expect a lower monthly figure than the program. Work out members multiplied by fee against your time before you set it.

How do I close a cohort community without upsetting people?

Name the closing date on the sales page, repeat it during the program, hold a real final session, remind people a week before, and give them a way to stay in touch with each other.

Can alumni join the next cohort's community?

Not by default. New members have not agreed to share with earlier cohorts. Keep the spaces separate and invite selected alumni in as mentors with the new group's knowledge.
