How to Create a Client Onboarding Journey for Coaching

A client onboarding journey is the planned path a new client follows from "yes" to their first real progress: the welcome, the agreement, the intake questions, the first session, the first goal and the first check-in. When it is planned, a new client always knows the next step and you are not retyping the same welcome email at 10pm. When it is not, the first two weeks are a scramble of links, PDFs and "did you get my message?"
This guide shows you how to design one: the stages, a sample 14-day journey you can copy, the intake questions worth asking, two common variations, and how to build it in Coachful with journeys and coaching flows. If you would rather hand it over, Coachful's team builds journeys and coaching flows for free on any plan. Describe the path you want your clients to follow, and we build the screens, questions and timing for you, usually replying within around 24 hours.
If you are still deciding what belongs in onboarding at all, our client onboarding checklist template is a good companion to this article. Here we focus on turning that checklist into a path clients actually move through.
The stages of a client onboarding journey
Most coaching onboarding has the same seven or eight beats. The order matters more than the tools.
- Welcome. A short message, ideally in your voice or on video, that says what happens next.
- Paperwork. The coaching agreement, signed before the first session.
- Intake. Questions about where they are, what they want and how they like to be coached.
- Orientation. A welcome guide: how sessions work, how to reach you, what to do between calls.
- First session. Booked, with any preparation they need.
- First goal and first habit. One clear goal and one small daily action, set together.
- Week-one check-in. How did the first week go? What do they need?
- A small milestone. Marking two weeks in, so the client feels movement.
Notice that half of these are things the client does, not things you send. Good onboarding asks for small actions early, because a client who has done three things in week one has already started.

Journeys and coaching flows: which does what
In Coachful, onboarding uses two building blocks, and it helps to keep them straight.
| Coaching flow | Journey | |
|---|---|---|
| What it is | A set of screens the client goes through in one sitting | A path of steps, called moves, over days or weeks |
| Onboarding examples | A welcome flow, an intake questionnaire, a week-one check-in | "Your first two weeks", "From discovery call to client" |
| Contains | Questions, scales, explainers, voice notes, breathing and journal screens | Flows and worksheets, sessions, resources, goals, habits, tasks, waits, coach reviews, agreements to sign, celebrations and more |
| How it starts | On a schedule, from the client's home page, or when you send it | When you start it, when a client's account is activated, when they enroll in a program, or after they buy an offer |
A journey usually contains flows. The intake is a flow; the two-week path that includes the intake, the first session and the check-in is a journey. On the client's home page, a running journey appears in its own section and stays hidden until one starts.

A sample 14-day onboarding journey
This is close to the Your First Two Weeks journey template in Coachful, and it works for most one-to-one practices.
| When | Move | What the client sees |
|---|---|---|
| Day 1 | Flow: intake | "Tell us about yourself": a short set of questions so you understand where they are |
| Day 1 | Resource: welcome guide | How coaching works here and how to get the most from it |
| Day 1 to 3 | Session | "Book your first session" |
| After session 1 | Goal | "Set your first goal", turning the session into one clear goal |
| After session 1 | Habit | "Start one small daily habit" that moves them toward the goal |
| +7 days | Wait, then flow | "Your week one check-in": how the week went and what they need |
| +7 days | Coach review | You read the check-in and send feedback and next steps |
| +14 days | Milestone | "Two weeks in": a goal set and a routine started |
Add an agreement to sign move before the session if your agreement is not already part of checkout. The step completes the moment they sign.
A few rules that keep it humane: one or two moves visible at a time, waits between the heavier steps, and a coach review where a person, you, actually reads what they wrote.
Write the intake flow
The intake is the part clients spend the most time on, so make every question earn its place. Coachful's New Client Intake flow template takes about ten minutes and asks:
- Which areas do you most want to work on? (pick up to three)
- Where are you right now in the area that matters most?
- What would you love to be different six months from now?
- What have you already tried, and what happened?
- How ready are you to make this change now? (1 to 10)
- How do you like to be coached? (gentle, direct, a mix, not sure yet)
- Is there anything else your coach should know?
Its lighter companion, Getting to Know You, takes about five minutes and asks what energizes them, what motivates them and how they like to celebrate, ending with an optional voice note introducing themselves. Clients often say more in a two-minute voice note than in a page of text.
For more question ideas, see client onboarding questions for better coaching. Keep anything sensitive optional, and tell clients who will read their answers. If you would rather send a standalone intake form than a flow, Coachful's forms and questionnaires save each answer to the client record.

Two variations worth having
From discovery call to client
Onboarding can start before the sale. Coachful's From Discovery Call to Client template runs over about ten days: a few questions before the call, the discovery call itself, a "how coaching works" resource afterwards, a two-day wait, a task to decide, a welcome celebration, then the intake, the first session and the first goal. Prospects get a clear, friendly path with nothing left to guess.
Group program kickoff
For cohorts, the Group Program Kickoff template adds the social part: a short intake, the welcome guide, a personal goal for the program, a task to introduce themselves to the group, the kickoff call, then a first-week check-in you review and a "first week done" celebration.
Coachful also has templates for later stages, such as results and testimonial, graduation and next steps, alumni check-ins and welcome back, so the end of the relationship gets the same care as the start.
How to build a client onboarding journey in Coachful
- Go to Create > Coaching flows > New and choose Journey.
- Pick Start from a template, filter by onboarding, and preview each move before choosing Use this template. It becomes a draft journey.
- Connect the moves to your own items: your intake flow, your welcome guide, your session type, your agreement. Session moves use a credit the client already has or a paid booking, unless you change the move.
- Adjust the waits and wording so they sound like you.
- Choose how it starts: by hand for each client, automatically when a client's account is activated, when they enroll in a particular program, or attached to an offer so it begins after purchase.
- Publish the journey. An offer that includes a journey can only be published once the journey is.
- Run it on yourself with a test client account, on your phone.
For the flows inside it, check each one's settings: How it opens (full screen, a popup or a home widget) and whether it opens by itself when due, which is off by default. In any open flow or journey, + Step > View templates adds a template's screens or moves to what you already have.

What to keep personal
Automation should carry the logistics, not the relationship. Keep these human:
- A short personal message after the intake, referencing one thing they wrote.
- The first session itself.
- The coach review after week one. Write it yourself, even if it is three sentences.
- Anything that follows a hard answer, such as a low readiness score or a mention of a difficult time.
Our article on which onboarding steps to automate and which to keep personal goes deeper on where that line sits.
Have the Coachful team build your onboarding journey
The Create library has a card that reads Want us to build your coaching flow? with the line "Describe the check-in or journey you want your clients to go through. We'll build the screens, questions and timing for you." It opens the free build form with Journey or coaching flow selected. You can also start from Create > We'll build it for you · FREE.

Useful things to send:
- Your current welcome email, intake form or onboarding PDF, even if it is messy.
- Your coaching agreement, if you want it signed inside the journey.
- The session type for the first call, and whether it is free or paid.
- How long onboarding should take, and what "settled in" means for your clients.
- A voice memo walking through what you do with a new client now. Audio files are accepted; video files are not.
The team replies by email with next steps, usually within around 24 hours, which is a typical turnaround rather than a guaranteed deadline. The journey and flows are built inside your account, so you can reword a question or move a step at any time. Nothing gets invented: if your notes leave a gap, it is left for you to fill in. For everything else the free service covers, read the guide to Coachful's free white-glove build, and for the app clients will use, see how to create a coaching app.
Frequently asked questions
What is a client onboarding journey in coaching?
It is the planned sequence a new client follows from signing up to their first progress: a welcome, the agreement, intake questions, a welcome guide, the first session, a first goal and habit, and a week-one check-in. In Coachful it is built as a journey of moves, with coaching flows for the intake and check-ins.
How long should client onboarding take?
Two weeks is a good default for one-to-one coaching: long enough to cover intake, the first session, a first goal and a week-one check-in, short enough that it does not feel like admin. Coachful's Your First Two Weeks template runs for 14 days.
What is the difference between a journey and a coaching flow?
A coaching flow is a set of screens a client completes in one sitting, such as an intake or a daily check-in. A journey is a multi-day path of moves, such as sessions, resources, goals, waits and coach reviews, and it can include flows.
Can a journey start automatically when a client buys?
Yes. You can attach a journey to an offer so it begins after purchase, or start it automatically when a client's account is activated or when they enroll in a particular program. You can also start it by hand for one client.
Will Coachful build my onboarding journey for free?
Yes. Choose Journey or coaching flow in the free build form, describe the path and send your current materials. The team builds the screens, questions and timing inside your account and replies with next steps, usually within around 24 hours. Coachful itself is a paid subscription with a free trial.
What questions should a coaching intake form ask?
Ask what they want to work on, where they are now, what they want to be different in six months, what they have tried, how ready they feel on a scale of 1 to 10, how they like to be coached and anything else you should know. Keep sensitive questions optional.
