How to Become a Leadership Coach for Managers and Teams

Leadership coaching is mostly bought by companies for their managers, which makes it a different business from executive coaching even though the skills overlap. The path for how to become a leadership coach: experience of leading or developing people, ICF-accredited coach training, coaching hours built as an internal coach, an associate for a coaching firm or with your own network, an ICF credential, and the ability to sell programs to the HR and L&D teams who buy leadership development. Leadership coaching isn't licensed. Its clients are typically first-time and mid-level managers, often coached in cohorts, while executive coaches work one to one with the C-suite.
The sections below compare the two roles with real rate data, then cover the three routes in, the credentials that matter (team coaching included), the research, the programs companies buy, pricing, tools and first clients. When you go independent, Coachful's team will build your leadership coaching website for free on every plan.
Leadership coach vs executive coach
Coachful's 2026 Coaching Business Report draws the line by buyer: leadership coaching "sits just below executive work because the buyer is often a rising manager rather than the C-suite."
| Leadership coach | Executive coach | |
|---|---|---|
| Typical client | New and mid-level managers, team leads, high-potential staff | C-suite, senior executives, founders |
| Format | One to one, cohorts of managers, teams | Mostly one to one, with stakeholders |
| Hourly rate (ICF 2025 and PayScale) | $150 to $400 | $200 to $500 |
| Annual income | $80,000 to $100,000 (ICF 2025, PayScale) | $96,000 to $98,000 (ICF 2025, PayScale, Salary.com) |
| Who signs | HR, L&D, a department head, sometimes the manager | The CEO, board or chief people officer |
The two blur at the top, and many coaches start in leadership work and move up. If senior one-to-one work is your goal from day one, read our guide on how to become an executive coach instead; this one is about the manager and team end of the market.

Three ways into leadership coaching
- Internal coach. Many organizations train managers or HR staff as internal coaches. It's the fastest way to build hours with real leaders, and you learn how companies judge development spend. Ask your HR or L&D team whether a program exists.
- Associate coach. Coaching firms and digital coaching platforms recruit associates to deliver leadership programs. They usually want a credential and some leadership experience, and they keep a share of the fee. Our guide to associate coach revenue shares explains typical splits.
- Independent practice. Your own clients and contracts. It pays the most per hour and takes the longest to build, because corporate sales cycles are slow.
Most independent leadership coaches did one of the first two for a while. Your own management history matters too: buyers trust a coach who has run a team through a reorganization or a difficult hire, so put that experience in your positioning.
Credentials: ICF levels and team coaching
Corporate buyers check credentials far more than consumer clients do. Coachful's report notes that credentialing is "often mandatory" in corporate coaching, and the ICF Global Coaching Study 2025, as compiled in the report, found 73 percent of coaches saying clients and organizations expect certification. The ICF ladder:
| Credential | Education | Coaching experience | For leadership work |
|---|---|---|---|
| ACC | 60+ hours | 100+ hours, at least 8 clients, 75 paid | Clears basic procurement filters |
| PCC | 125+ hours | 500+ hours, at least 25 clients, 450 paid | The level many corporate buyers treat as standard |
| MCC | 200+ hours, and a PCC | 2,500+ hours | A positioning asset for senior work |
| ACTC (Advanced Certification in Team Coaching) | An ICF credential plus 60+ hours of team coaching education | 5+ team coaching engagements and 5+ hours of coaching supervision | Signals you can coach a whole team, not only its leader |
Each individual credential also needs 10 hours of mentor coaching over at least three months, a recorded-session assessment and an exam; the ACTC has its own exam and no performance evaluation. Details are on the ICF credentialing page. If you plan to work with cohorts, our guide to ICF group coaching hours explains how group time counts, and the sibling article on executive coaching certification compares programs.

What the research says about leadership coaching
The evidence is better than for most coaching niches. A 2023 meta-analysis by Erik de Haan and Viktor Nilsson in Academy of Management Learning & Education, using only randomized controlled trials, pooled 37 RCT studies of workplace and executive coaching with 2,528 participants and found a moderate effect (g = 0.59), larger for self-reported outcomes and with signs of publication bias. A separate 2023 meta-analysis in Frontiers in Psychology by Nicolau and colleagues reviewed 20 controlled studies of executive coaching and found the largest effects on behavioral outcomes, with significant gains in self-efficacy, psychological capital and resilience. Use findings like these in proposals, with the caveats, rather than promising a return figure you can't support.
The programs companies actually buy
Leadership coaching is usually sold as a program to an organization, not as hours to a person. Shapes that sell:
- First-time manager cohort: eight to twelve new managers, six group sessions over three months on delegation, feedback and one-to-ones, plus two individual sessions each.
- New-leader transition: 90 days of one-to-one coaching for someone stepping into a bigger role, with a stakeholder check-in at the start and end.
- Team coaching: work with an intact team and its leader on how they make decisions and handle conflict.
- Ongoing coaching for high-potential staff, often a monthly session over six to twelve months.
The report's comparison of consumer and corporate coaching shows why the effort is worth it:
| Consumer | Corporate | |
|---|---|---|
| Average engagement fee | $1,500 to $8,000 | $10,000 to $50,000+ |
| Sales cycle | 1 to 3 weeks | 1 to 6 months |
| Credentialing | Preferred | Often mandatory |
| Decision-maker | The individual | HR, L&D or the executive team |
| Renewal likelihood | 35 to 50% | 55 to 65% |

Pricing leadership coaching
Work from the hourly band, then price the program. At the middle of the $150 to $400 range, a first-time manager cohort of ten people with six 90-minute group sessions and two 45-minute individual sessions each is 9 hours of group time and 15 hours of one-to-one time; at $250 an hour that's $6,000 before preparation and reporting, which you should add. Corporate contracts typically run 6 to 12 months, according to the report, so propose a pilot cohort first. The tools a leadership coaching practice runs on
Leadership work mixes individual sessions, cohorts, workshops and company invoices. In Coachful, all of it is included in your membership:
- Group programs that create a cohort with its own feed, chat and group calls when managers enroll, while each person keeps an individual record with goals and check-ins.
- The Executive Coaching power-up, a shared space for leadership goals, stakeholder feedback rounds, experiments, decisions, a new-role transition plan and preparation for difficult conversations.
- ICF hour tracking against the ACC, PCC and MCC thresholds, counting group session time once and each attendee as a distinct client, with an exportable client coaching log.
- Webinars and workshops, live or automated, for a lunchtime session that opens a company door.
- Invoices for companies that pay by invoice, plus payments through your own Stripe or Razorpay account with a 0% Coachful platform fee.

A leadership coaching website HR will take seriously, built for free
HR buyers look at a leadership coach's website for three things: who you work with, how a program runs and whether you look credible next to their other suppliers. Coachful's team builds that site for free on every plan, inside your own account: homepage, programs, approach, About and a request-a-conversation page. Coachful itself is a paid subscription, and you can start with a free trial.

Choose We'll build it for you · FREE under Create, or click Fill in a form on the Website page. Describe the pages, what they should do and the path a buyer should take; add up to 8 links and up to 10 files, such as your bio, a past program outline and a headshot. The team replies by email with next steps, usually within about 24 hours, which is typical, not guaranteed. A recent build for a leadership coach whose Squarespace renewal was days away produced one clean, mobile-friendly homepage with a repeated "talk with me" button, designed to sit alongside the coach's sister company. Nothing is invented: no client logos you can't use, testimonials you don't have or prices you haven't set. Proposals, outreach, logos and video aren't included. See everything the free build covers.

Winning your first leadership coaching clients
- Start with your own network of managers. Former colleagues stepping into bigger roles often pay for themselves at first and become sponsors later.
- Run a lunchtime workshop for a team you know, such as "the first 90 days as a manager", and propose a cohort at the end.
- Talk to HR and L&D directly. Ask how they choose coaches and what a proposal needs. Many keep a panel of approved coaches. Our coaching proposal examples include a corporate one.
- Be visible where buyers look. The report names LinkedIn, events and referrals as the main corporate channels; our guide to getting coaching clients on LinkedIn gives you the steps.
- Protect renewals. Corporate engagements renew more often than consumer ones, so finish every cohort with a review the sponsor can take to their boss.

Frequently asked questions
What is the difference between a leadership coach and an executive coach?
The work overlaps; the client differs. Leadership coaches usually work with first-time and mid-level managers, often in cohorts, while executive coaches work one to one with senior leaders. Coachful's 2026 report puts leadership coaching at $150 to $400 an hour against $200 to $500 for executive coaching.
Do you need a certification to be a leadership coach?
No law requires one, but corporate buyers often do. Coachful's report calls credentialing "often mandatory" in corporate coaching. The ICF PCC (125 hours of education, 500 coaching hours) is the level many organizations treat as standard.
Can you become a leadership coach without management experience?
Yes, but it's harder to sell to companies. Make up for it with a strong credential, a clear specialism (such as new engineering managers) and results with leaders at the level you coach. Internal coaching programs are a good way to build that track record.
How much do leadership coaches make?
Coachful's 2026 report puts leadership coaches at $80,000 to $100,000 a year and $150 to $400 an hour, from the ICF Global Coaching Study 2025 and PayScale. Corporate programs pay more than consumer work and renew more often.
What is ICF team coaching certification?
The ICF's Advanced Certification in Team Coaching (ACTC) requires an existing ICF credential, 60 or more hours of team coaching education, at least five team coaching engagements and five hours of coaching supervision, plus an exam.
How long does it take to become a leadership coach?
Coach training takes several months part time. Reaching 100 hours for an ICF ACC usually takes about a year, and 500 hours for a PCC often two to four years, faster through internal or associate coaching.
Will Coachful build my leadership coaching website for free?
Yes. Coachful's team builds coaching websites, program pages and request forms for free on every plan. Fill in the form from Create or the Website page and the team replies with next steps, usually within about 24 hours. Coachful is a paid subscription; the build costs nothing extra.
