How to Start a Team Coaching Business: A 2026 Setup Guide

How to Start a Team Coaching Business: A 2026 Setup Guide

If you are working out how to start a team coaching business, the short version is this: pick one kind of team you understand, turn your method into two or three fixed packages, price them from the hours they really take, set up a simple legal and payment base, and run every engagement from one platform where the sponsor, the leader and each team member know where to find their work. Then sell to the people who already trust you: former managers, HR and L&D contacts, and the leaders you coach one to one.

This guide assumes you have already decided to coach teams and want to build the business around it. If you are still deciding what team coaching is and how it differs from facilitation or group coaching, read our overview of team coaching and group coaching vs team coaching first, then come back.

How do you start a team coaching business, step by step?

Start with the buyer and the offer, not the logo. Team coaching is a business-to-business sale, so the order of the steps matters more than in one-to-one coaching.

  1. Choose your team niche. For example: leadership teams in scale-up companies, newly merged teams, remote engineering teams, or clinical leadership teams in hospitals (as a coach, not a clinical advisor).
  2. Write two or three packages with a fixed scope, a fixed length and a named outcome the sponsor cares about.
  3. Price from your hours. Count contracting, interviews, design, delivery, follow-up and reporting, not just time in the room.
  4. Set up the legal base: business structure, tax registration, professional liability insurance and a three-way agreement between you, the sponsor and the team.
  5. Put the business on one platform for booking, invoices, contracts, programs, between-session check-ins and a team space.
  6. Publish a small website with one clear action: book a scoping call.
  7. Win your first 10 clients from warm relationships and partner firms before you spend on ads.
  8. Deliver with rhythm (sessions, check-ins, sponsor reviews) and design the renewal conversation from day one.

The rest of this guide expands each step, with the numbers labelled as examples where they are examples.

What does the setup look like at a glance?

Most coaches can get from decision to first signed engagement in roughly 90 days if they already have a professional network. The table shows typical time and cost per step; the costs are example ranges for a lean US setup, so replace them with your own quotes.

Is team coaching a viable niche?

Yes, if you sell to organizations and can explain a clear result for the team. The buyer is almost never the person being coached: it is a CEO, a department head, an HR business partner or an L&D lead with a budget and a problem they can name.

Who pays for team coaching

Three buyers show up again and again:

  • The team leader who wants their leadership team to work better together, often after a reorganization, a new strategy or a run of missed goals. They frequently pay from their own departmental budget.
  • HR and L&D, who buy team coaching as part of a leadership development program and usually care about consistent delivery, reporting and procurement paperwork.
  • Consulting and organizational development firms that subcontract associate coaches for larger programs. They are a common first source of paid team work for coaches without a big network.

This changes how the business runs. You will write proposals, answer procurement questions, send invoices against purchase orders and wait for payment terms. Plan your cash flow for that.

Build your platform

Demand you can point to

We are not going to quote a market-size number here, because the published figures on team coaching demand vary a lot and many come from vendors. What you can cite to a buyer is the evidence base on team coaching itself, and its limits. Our summary of what research says about team coaching covers what the studies support and where they are thin, and the six conditions and the Team Diagnostic Survey give you a research-based way to talk about what makes teams effective. Buyers respond better to that honesty than to a big promised return.

Scope: what team coaching is not

Write your scope line before you sell. A workable one: "Team coaching helps an intact team improve how it works together toward a shared goal. It is not therapy, mediation, an HR investigation or management consulting." Then decide when you refer out:

  • Allegations of harassment, discrimination or misconduct go to HR or legal, not into a team session.
  • A team member in personal crisis is referred to the employer's assistance program or a licensed mental health professional.
  • Decisions about someone's job or performance stay with the manager and HR; you do not give evidence either way.

Conflict itself is in scope when it is about how the team works. Our guide to resolving team conflict shows where the line sits in practice.

Do you need a team coaching credential?

Coaching is not a licensed profession in most places, so no credential is legally required. Organizational buyers do ask about credentials, though, and many expect a one-to-one coaching credential plus specific training in team methods. ICF offers an Advanced Certification in Team Coaching for coaches who already hold an ICF credential; check the current requirements on ICF's site before you plan around it. Training in a named approach, such as Peter Hawkins's systemic team coaching, also gives you a shared language with buyers. If you are building toward ICF levels, keep a clean log of your coaching hours from the first engagement.

Who is your client and what will you sell?

Your client is a specific kind of team at a specific moment, and your offer is a fixed package that fits that moment. "I coach teams" is hard to buy. "I help newly formed leadership teams in companies of 50 to 300 people agree how they will make decisions in their first 100 days" gets a reply.

Good team niches combine a team type and a trigger. Team types: executive and leadership teams, project teams, remote or hybrid teams, cross-cultural teams, founder teams. Triggers: a new leader, a merger, a failed launch, rapid growth, a return-to-office decision. If executive teams are your focus, our six-part framework for executive team coaching and the companion guide to starting a leadership coaching business go deeper.

Three example packages

These are examples to adapt, not a standard. Each has a start, an end and a sponsor review built in.

  • Team Charter Sprint (6 weeks). For a new or merged team. A contracting call with the sponsor, short one-to-one interviews with each member, two half-day sessions to build a working charter, four weekly 60-minute follow-ups, and a final review with the sponsor. Our seven-section team charter template is a usable starting point.
  • Six-Month Team Coaching Engagement. A team diagnostic and debrief, one three-hour team session a month, short weekly check-ins between sessions, a mid-point and final sponsor review, and optional monthly one-to-one coaching for the team leader.
  • Leadership Team Retainer (12 months). Quarterly offsite facilitation, a monthly 90-minute leadership team session, one-to-one coaching for the CEO or head of function, and a standing slot to bring live issues.

Keep the packages few and clear. Custom proposals take hours to write, and a package lets the buyer compare you with a training course, which they already know how to buy.

How should you price team coaching?

Price each package from the total hours it takes you and the effective hourly rate your business needs, then sanity-check it against what the buyer would otherwise spend. Team coaching hides a lot of unpaid time: interviews, design, travel, reporting and sponsor calls.

Step one is your effective rate. Take your yearly income target, add your yearly business costs, and divide by the client hours you can realistically deliver. As an example: a $120,000 income target plus $15,000 of costs, divided by 600 delivery hours, gives $225 an hour. That figure is a worked example, not a market rate; use your own numbers.

Step two is the hours. Here is the Six-Month Team Coaching Engagement for an eight-person team, costed with that example rate.

Component (illustrative)HoursExample cost at $225/hour
Scoping call, proposal and contracting with the sponsor4$900
One-to-one interviews, 8 members at 45 minutes6$1,350
Team diagnostic setup, analysis and debrief design6$1,350
Six three-hour team sessions18$4,050
Session design and preparation (1 hour per session hour)18$4,050
Weekly check-in review and messages, 26 weeks13$2,925
Mid-point and final sponsor reviews, with a written summary5$1,125
Total70$15,750

Step three is the adjustments. Add a co-coach if you use one (some team coaches work in pairs with larger teams), add travel time and costs for in-person sessions, and add licence fees for any diagnostic. Then round to a clean package price and state it as a fixed fee, not an hourly rate. Fixed fees are easier for budget holders to approve and stop the scope from drifting.

Finally, set your payment terms: for example 50% on signature and 50% at the mid-point, or monthly installments over the engagement. Put them in the agreement.

What legal setup does a team coaching business need?

You need a business structure, tax registration, professional liability insurance, a written three-way agreement and a plan for the data you collect. The details vary by country and state, so check with an accountant or attorney where your situation differs from the general rules below. The citations here are US sources.

Business structure

The SBA describes a sole proprietorship as automatic when you trade without registering another structure, with no separate entity, so you can be held personally liable for business debts; it calls it "a good choice for low-risk businesses and owners who want to test their business idea." An LLC protects owners from personal liability "in most instances," and its profits can pass through to you, though LLC members are considered self-employed. An LLC can also elect S corp taxation through IRS Form 2553 (SBA: choose a business structure). Corporate buyers often prefer contracting with a registered entity, which is one practical reason team coaches form an LLC early.

Check licences too. The SBA notes that "Most small businesses need a combination of licenses and permits from both federal and state agencies," and that requirements depend on your activity and location (SBA: licenses and permits). Your Secretary of State and city websites list what applies.

Tax registration and payments

  • EIN. The IRS issues an EIN online "in minutes for free," and "You never have to pay a fee for an EIN." Form your LLC with the state first (IRS: get an EIN). Corporate clients will ask for it on vendor forms.
  • Self-employment tax is 15.3% (12.4% Social Security plus 2.9% Medicare) and applies once net self-employment earnings reach $400 (IRS: self-employment tax). For 2026, the Social Security part applies to the first $184,500 of combined wages and self-employment earnings (IRS Form 1040-ES, 2026).
  • Estimated taxes. If you expect to owe $1,000 or more when you file, you generally pay quarterly (IRS: estimated taxes). The remaining 2026 due date is January 15, 2027. Team coaching income is lumpy, so set aside a share of every invoice when it is paid.

Insurance

The SBA lists professional liability insurance for "Businesses that provide services to customers," protecting "against financial loss as a result of malpractice, errors, and negligence," and notes that the protection an LLC gives your personal assets "has limits" (SBA: get business insurance). Many corporate buyers ask for a certificate of insurance before signing, so have the policy in place before your first proposal. If you run in-person offsites, ask your broker about general liability too.

The three-way agreement

Team coaching has three parties: you, the sponsor who pays, and the team being coached. Your agreement should cover:

  • Scope, length, deliverables and what is excluded (your scope line goes here).
  • Confidentiality rules: what the sponsor will see (themes, attendance, progress against agreed goals) and what stays inside the team (individual interview answers, quotes, check-in content).
  • Fees, payment terms, purchase order references, cancellation and rescheduling rules.
  • Recording consent if you record sessions, and how long recordings are kept.
  • Referral clause for issues outside scope, and how either side can end the engagement.

Have an attorney review your template once; after that, you reuse it. Many team coaches also send each team member a short individual agreement covering confidentiality, so every person knows the rules before the first session.

The Agreements tab in Coachful, here empty, with a drop area for an already signed PDF.

Data protection

You will hold interview notes, diagnostic answers and check-in responses from people who work for your client. Store them in one place, limit who can see them, agree a retention period in the contract, and delete or export them when the engagement ends. If any team member is in the EU or UK, GDPR applies to how you handle their data, and buyers may ask you to sign their data processing terms.

Marketing claims and testimonials

Be careful with results claims in proposals and on your site. The FTC's Endorsement Guides say endorsements "must be honest and not misleading," and testimonials showing exceptional results need to reflect what clients generally achieve, or the ad must say what is typical (FTC: Endorsement Guides Q&A). The Consumer Reviews and Testimonials Rule, in effect since October 21, 2024, prohibits fake testimonials (FTC: reviews and testimonials rule). In practice: get written permission for every named testimonial, and describe outcomes as one team's experience, not a promise.

What tech stack does a team coaching business need?

You need one place to book sessions, sign agreements, invoice, deliver the program between sessions, host the team's shared space, and run your website and email. Coachful does all of that in one membership, which is why we recommend it as the home for a team coaching business. We make Coachful, so weigh that, and the limits we list below, as you read.

What Coachful is, and who it is for

Coachful is a coaching platform. One subscription covers booking, payments, contracts, program delivery with habits and check-ins, courses, a community, a website with funnels and email, and an AI assistant, with one login for you and one branded app for each client. It is built for coaches who deliver programs, not just sessions, for solo coaches growing into a small team, and for coaches replacing four to six separate tools.

For a team coaching engagement, that looks like this:

  • Each engagement is a program. Build it as a multi-week program with weekly goals, daily tasks, habits and morning or evening check-ins. When you enroll the team, Coachful creates a cohort group for them automatically, with a feed, group chat and direct messages.
  • Sessions and group calls run on booking pages with availability rules, buffers and time-zone detection, two-way calendar sync, and built-in video or auto-created Zoom, Meet or Teams links. Paid sessions and session credits work for add-on one-to-one coaching for the leader.
  • Agreements with e-signature go out before the first call and are stored on each client record (coaching contracts).
  • Payments and invoices run through your own Stripe or Razorpay account, with an invoice per transaction plus manual invoices for corporate buyers (payment software).
  • Per-person records show each member's goals, check-ins, habits, notes and a status of thriving, active, quiet or at risk, so you notice the quiet person before the next session.
  • Michelle, the built-in AI assistant, briefs you before sessions from live practice data, summarizes recorded sessions and drafts follow-up emails.
  • ICF hour tracking counts coaching hours and distinct clients against ACC, PCC and MCC thresholds and exports a client coaching log (ICF hour tracking).
  • Team plans add coach seats (Studio and Agency) with per-coach availability and staff permissions, plus round-robin or least-busy assignment for session types shared by several coaches. That suits co-coaching and associates (Coachful for teams).

This short walkthrough shows how coach seats and permissions work on a team plan.

What Coachful does not do

  • No multi-stage sales deal board for large sales teams, and no Salesforce or HubSpot integration. If your firm runs long enterprise sales cycles with many stakeholders, you may still want a separate CRM.
  • No routing forms that pick a host from form answers.
  • No PayPal, and no permanent free plan.
  • Not HIPAA-certified (no BAA), and not for clinical records or insurance billing.
  • The client app ships under the Coachful listing with your branding, not under your own App Store account.
  • No third-party plugins, and it is not a general website builder for non-coaching sites.

Which one looks like you?

Coachful builds your coaching website from a few answers, in a design chosen for your niche, with programs, booking and payments ready behind it.

Lower plans cap the number of clients and Pro is unlimited, so count the team members you will enroll individually when you choose a plan. Monthly plans cancel in one click. If sponsor-level reporting roles are central to how you sell, Simply.Coach's business tiers are worth a look; for most solo team coaches and small firms, one platform for delivery and admin is the simpler setup.

Why Coachful stands out: a free white-glove service. From Create, choose "We'll build it for you · FREE", describe what you need (a website, a sales page for your Team Charter Sprint, a six-month program, an application form, an email sequence for sponsors) and attach up to 8 reference links and up to 10 files such as your logo, photos and existing copy. The Coachful team builds it inside your own account, usually within about 24 hours. Nothing gets invented: no fake credentials, testimonials or prices, and any gaps are left for you to fill. It does not cover recording videos, logo design, ad management or ongoing marketing. As one example, a leadership coach with a website renewal days away got one clean homepage with a repeated "talk with me" button. Read more about the white-glove service.

How do you set up your website, booking and payments?

Build a small site with one action, a scoping call booking page with intake questions, and invoices that match how companies pay. Corporate buyers read your site to check you are credible, so it needs depth on method and fit, not dozens of pages.

Website

Five pages are enough: Home, Team Coaching (your packages), Approach (your method and the research behind it), About (credentials and the teams you work with) and Contact. Repeat one call to action, "Book a scoping call," on every page. Coachful's section-based website builder includes a blog, custom domain, SEO settings and 30 designed homepage templates; a business-style template suits most team coaching buyers.

Booking

Create one free 30-minute scoping call type with intake questions that qualify the lead: team size, what changed recently, who sponsors the work, and the timeline. Then set separate session types for team sessions, leader one-to-ones and sponsor reviews, each with buffers and minimum notice. Two-way sync with Google, Apple or Outlook calendars keeps reschedules in step, and email reminders go out automatically, with SMS and WhatsApp reminders once messaging is enabled.

Payments

Most companies pay against an invoice, often with a purchase order number. Send manual invoices for the deposit and milestone payments, and use one-time payments or payment plans when the leader pays by card. Coachful runs payments through your own Stripe Connect or Razorpay account, with coupons, refunds and Stripe Tax available. Agree payment terms in the contract, and chase late invoices on a fixed day each week.

How do you land your first 10 team coaching clients?

Go to people who already know your work, offer a small first step, and ask for introductions after every engagement. Cold outreach to HR inboxes rarely works for a new team coach; warm introductions do.

Channels that fit team coaching

  • Your one-to-one clients who lead teams. They know how you work and can sponsor a team engagement themselves. This is the shortest path to a first team client.
  • Former managers and colleagues now in leadership or HR roles. List 30 names and contact them personally.
  • Consulting, OD and leadership development firms that need associate team coaches. Associate work pays less per hour but builds your hours, case experience and references.
  • Professional associations for HR, L&D and your industry. Offer a talk on one practical topic, such as running a team charter session.
  • Useful content. One article or LinkedIn post a week on a real team problem (decision rights, hybrid meetings, conflict) gives prospects something to forward to their boss. Our guide to virtual team coaching practices shows the level of specificity that works.

A short outreach script

Hi Priya, I've started a practice coaching leadership teams through their first year after a reorganization. Since you led the integration at [company], I'd value 20 minutes of your view on what those teams struggle with most. If it sounds useful for your own team at some point, I'm offering two pilot Team Charter Sprints this quarter at a reduced fee in exchange for a written review.

Ask for advice first, and mention the offer second. A follow-up after a week is fine; a third message rarely helps.

If you send marketing email to a list, including to business addresses, CAN-SPAM applies: accurate headers, honest subject lines, a valid postal address, and an opt-out you honor within 10 business days (FTC: CAN-SPAM compliance guide).

The scoping call

Run every scoping call the same way: what is happening in the team, what the sponsor wants to be different in six months, who else needs to agree, budget range and timing. Close by offering to send a one-page proposal with two package options within two days. Track every lead and its stage in one list; in Coachful, the Prospects page shows each lead, where they came from and their stage.

How do you deliver team coaching and keep clients renewing?

Deliver with a fixed rhythm, keep the team working between sessions, and report progress to the sponsor in the terms they bought. Renewal is decided by what the sponsor sees at the mid-point, so design that moment from the start.

Set up each engagement as a program

In Coachful, create the engagement as a group program: the session dates, the team charter as a document, weekly goals, and the small commitments the team agreed. Enrolling the team creates their cohort group, so they have one shared space for the work rather than a busy email thread.

Between sessions: check-ins and habits

Most team change happens between sessions. Give each member a short weekly check-in (what did we try, what got in the way, one thing to raise next time) and one or two team habits, such as ending every meeting with a decision log. Goals with progress bars and streaks show whether commitments are being kept. Keep check-ins short; a five-minute check-in that people complete beats a long survey they skip.

Community and live sessions

Use the team's group chat for logistics and quick wins, and the feed for pre-reads and session summaries. Group calls and video events run inside Coachful, or through auto-created Zoom, Meet or Teams links if the client's IT team prefers its own tool. For cross-border teams, agree working norms early; our guide to cross-cultural team coaching covers how.

Watch engagement, then report

Before each session, review who is thriving, active, quiet or at risk, and read Michelle's pre-session briefing on each member. A quiet member may be the most important conversation of the month. At the mid-point, send the sponsor a one-page summary: attendance, themes, commitments kept, and what the team wants to focus on next. That summary is where the renewal or the next package gets agreed.

Design the next step

Every package should end with a natural next offer. After a Team Charter Sprint, offer the six-month engagement. After six months, offer the leadership retainer or a lighter quarterly check-in. Ask for a written testimonial and two introductions at the final review, with permission recorded.

What does a 30/60/90-day launch plan look like?

Spend the first 30 days on offer and setup, the next 30 on conversations, and the last 30 on delivering and learning from your first engagements.

How much does it cost to start a team coaching business?

A lean start can run on a few hundred dollars plus your platform subscription; a comfortable one adds an LLC, legal review, diagnostics and some design time. The figures below are examples; get your own quotes. For a line-by-line breakdown across niches, see how much it costs to start a coaching business.

The biggest real cost is unpaid time in the first three months. Plan for it in your savings, or keep part-time income while you build.

What mistakes do new team coaching businesses make?

Most early mistakes come from treating team coaching like one-to-one coaching with more people in the room. Watch for these:

  • Unclear sponsor role. If the sponsor's expectations and confidentiality limits are not in writing, the first awkward request for "what did people say?" damages trust with the team.
  • Underpricing preparation. Design and interview time can match or exceed time in the room. Count it.
  • Custom proposals for everyone. Two or three packages with clear names sell faster and keep delivery consistent.
  • No work between sessions. Monthly workshops alone rarely change habits. Short check-ins and team commitments carry the change.
  • Promising business results. Avoid claims such as "increase revenue by 30%." Describe what the team will work on and how progress will be reviewed, and keep testimonials honest.
  • Drifting into therapy, mediation or HR work. Hold your scope line and refer out early.
  • Too many tools. A calendar app, a contract app, an email tool and a community app mean four logins for each team member. One platform with one client app gets more people to show up.
  • No hour log. If you plan to pursue ICF credentials, log every coaching hour from the first engagement.

Frequently asked questions

Do I need a certification to start a team coaching business?

No license is legally required for coaching in most places, but organizational buyers often ask about training and credentials. A one-to-one coaching credential plus training in a recognized team coaching approach is a strong base. ICF offers an Advanced Certification in Team Coaching; check its current requirements before you plan around it.

How is team coaching different from group coaching as a business?

Team coaching works with an intact team that shares a goal, and the buyer is usually the organization. Group coaching brings together individuals with separate goals, who usually pay for themselves. That changes your sales process, contracts and pricing; our comparison guide covers the differences.

How much should I charge for team coaching?

Work out your effective hourly rate from your income target, costs and available hours, multiply by the total hours a package takes (including preparation, interviews and reporting), and quote a fixed package fee. The worked example in this guide arrives at about $15,750 for a six-month engagement at an example rate of $225 an hour; your figures will differ.

Should I form an LLC before my first team client?

Not necessarily. The SBA describes a sole proprietorship as suitable for testing a business idea, while an LLC protects owners from personal liability in most instances. Corporate buyers sometimes prefer contracting with a registered entity, so many team coaches form one early. Check with an accountant or attorney for your state.

What insurance does a team coach need?

Professional liability insurance is the main one: the SBA describes it as protecting service businesses against losses from malpractice, errors and negligence. If you run in-person offsites, ask about general liability as well. Many corporate clients ask for a certificate of insurance before signing.

Can I run team coaching on Coachful with a co-coach?

Yes. Team plans (Studio and Agency) add coach seats with per-coach availability and staff permissions, and multi-coach session types can use round-robin or least-busy assignment. Both coaches can then work from the same client records, programs and team group, within the permissions you set.

What is Coachful's free white-glove build service?

It is a free service on every plan: you describe what you want built, such as a website, a sales page, a program or an email sequence, attach references and files, and the Coachful team builds it inside your account, usually within about 24 hours. Nothing is invented, so gaps such as testimonials and prices are left for you. It does not include video recording, logo design, ads or ongoing marketing.

Is Coachful suitable if my client is a hospital or healthcare team?

For coaching how a leadership or clinical team works together, yes, as long as no patient information goes into the platform. Coachful is not HIPAA-certified and does not sign a BAA, so it is not for clinical records or insurance billing.

How do I keep team members' input confidential from the sponsor?

Write the rules into the three-way agreement: the sponsor sees themes, attendance and progress against agreed goals, while individual answers stay with you. Tell each team member the rules before the first interview, and report to the sponsor only in aggregated form.

How long does it take to land the first team coaching client?

There is no reliable average; it depends on your network. The 30/60/90-day plan above aims for two pilots by day 60, which is realistic if you already coach leaders one to one or know people in HR. Without those relationships, associate work with consulting firms is often the faster route to paid team hours.

Team coaching rewards coaches who treat it as a business from the start: a clear niche, fixed packages, honest pricing, a written three-way agreement and one place where the whole team does the work. Set that up once and every new engagement becomes a copy of something that already works. Coachful gives you that one place, and the free white-glove build gets your site and first program in place while you start the conversations that win your first clients.
