How to Start a Leadership Coaching Business: A 90-Day Plan

How to Start a Leadership Coaching Business: A 90-Day Plan

Here is how to start a leadership coaching business: decide whether you sell to individual managers or to the companies that employ them, package your work into two or three fixed-length engagements, price those packages from a target income, register a simple business with a written coaching agreement and professional liability cover, put booking, payments, agreements and program delivery in one system, then win your first ten clients through your own professional network before you spend anything on ads. Most coaches can finish the setup in two to four weeks. Finding and serving the first clients fills the rest of the first 90 days.

This guide assumes you have already decided to coach and want to build the business around it. We make Coachful, a coaching platform, so we show where it fits in the stack and say plainly what it does not do. For the general version of this plan across every niche, see How to Start a Coaching Business in 2026.

What are the steps to start a leadership coaching business?

There are nine steps, and the first three cost nothing but thinking time. The table shows the order, a realistic time for each, and what you can expect to spend.

StepTimeTypical cost
1. Choose your buyer (individual or company) and a specific leader to serveAbout 1 week$0
2. Design 2 or 3 packages with a fixed length and outcome2 to 3 days$0
3. Set prices from a target income, not from guesswork1 day$0
4. Register the business and get an EIN (US)1 to 2 weeksState filing fee varies; the EIN is $0
5. Get insurance quotes and write your coaching agreementAbout 1 weekQuotes vary; attorney review optional
6. Set up one platform for booking, payments, agreements and delivery1 to 3 daysOne monthly software subscription
7. Publish a short website, a booking page and payment links2 to 5 daysDomain name plus the platform
8. Win your first 10 clients30 to 90 daysMostly your time
9. Run a delivery and retention systemOngoingIncluded in the platform

If you want the one-page version before you start, fill in the coaching business plan template as you read.

Is leadership coaching a viable business?

Yes, because the people who pay usually have a budget for it: either a manager investing in their own promotion or an employer paying to develop someone it wants to keep. The catch is that both buyers expect credibility, and companies take longer to say yes.

Who actually pays?

  • Individuals. New and mid-level managers who pay out of pocket because they want the next role, or because a new team is not going well. The sale is fast and personal, and the coachee is also the client.
  • Sponsors. HR, learning and development teams, or a senior executive who pays for a leader's coaching. Here you have two clients: the person you coach and the organisation that pays. That changes your contract, your reporting and your sales cycle.
  • Small companies and founders. A founder who has just hired their first managers may buy coaching for the whole management layer, which is where group programs earn their place.

What does the rate data say?

Our coaching rate dataset, compiled from the ICF Global Coaching Study 2025 and PayScale coaching salary data, puts leadership coaching at roughly $150 to $400 an hour, with annual coach income in the $80,000 to $100,000 range. The same dataset, drawing on the ICF study, places corporate coaching engagements at about $10,000 to $50,000 per executive. Treat these as market bands, not promises: a new coach with no corporate references will usually start at the lower end and move up as testimonials and sponsor relationships accumulate.

Do you need a credential, and what is in scope?

No law generally requires a coaching credential, but corporate buyers often ask for one, and an ICF credential (ACC, PCC or MCC) is the one most procurement teams recognise. If you are working towards one, log every coaching hour from day one, paid and pro bono, because you will need the record later. Our ICF hour tracking page explains how Coachful keeps that log for you.

Draw your scope line early and put it in writing. Leadership coaching is not therapy, legal advice or HR investigation. If a client describes symptoms of depression, anxiety, burnout that is affecting daily functioning, or trauma, pause the coaching question and refer them to a licensed mental health professional. If they raise harassment, discrimination or an employment dispute, point them to their HR team or an employment attorney. Saying this in your agreement protects the client and you.

Thinking of launching your coaching business?

Answer a few questions and Coachful builds it around you: your website, programs, booking and payments. Ready in minutes.

Build your platform

Who is your client, and what will you sell them?

Your client is one specific leader at one specific moment, and your offer is a fixed-length engagement that gets them through that moment. "Leadership coach for professionals" is too broad to market. "Coach for engineers promoted to their first manager role" tells a prospect, and a sponsor, in one line whether you are for them.

Good leadership niches usually come from your own career. Some examples:

  • First-time managers in the first 90 days after promotion.
  • Technical leaders (engineering, product, data) moving from expert to manager of experts.
  • Directors stepping up to a vice-president role and a seat with the executive team.
  • Founders of 10 to 50 person companies learning to lead through managers.
  • Clinicians or academics taking on department leadership.

Then build two or three packages around that leader. The examples below are illustrative structures, not prescribed prices, and you will price them in the next section.

Example package 1: First 90 Days (individual buyer)

Six 60-minute sessions over three months for a newly promoted manager. It opens with an intake form and a goal-setting session, adds a short weekly check-in between calls and one habit to practise (for example, one delegation conversation a week), and closes with a written summary of what changed and what to keep doing. This is the package most self-paying clients can say yes to quickly.

Example package 2: Leadership Accelerator (sponsored)

Twelve sessions over six months, sold to an employer. It starts with a three-way meeting between you, the leader and their manager or HR sponsor to agree goals; includes stakeholder interviews at the start and end (a lightweight 360); adds a mid-point review with the sponsor; and ends with a closing three-way meeting. The coachee's session content stays confidential, and the sponsor sees only the agreed goals and progress, a boundary you set in writing before you start.

Example package 3: Manager Circle (group)

Eight weeks for six to ten managers, often from the same company: a weekly 75-minute group call, a short lesson each week, a shared community space, and habits each person tracks between calls. It lets a founder or HR lead buy for a whole management layer, and it gives you a lower-priced entry offer for individuals who are not ready for one-to-one work. Our group coaching software page covers how cohorts run in practice.

For more ways to combine one-to-one, group and retainer work, see 10 coaching business models compared and the coaching packages guide.

How should you price leadership coaching packages?

Work backwards: start with the income you need, add costs and a tax reserve, decide how many engagements you can deliver well in a year, and divide. Then check the result against the market band for an hour of your time. The numbers below are an example to show the method; replace every line with your own.

LineExample figure (illustrative)How to find yours
Target take-home income for the year$90,000What you need to live on and save
Business costs for the year$10,000Software, insurance, accountant, assessments, training
Tax reserve25% of revenue (example)Ask an accountant; US self-employment tax alone is 15.3% before income tax
Revenue neededAbout $134,000(Take-home + costs) divided by (1 minus the tax reserve)
Engagements you can deliver well in a year20 six-month engagements (about 10 running at once)Your real weekly capacity, including prep and admin
Price per six-month engagementAbout $6,700Revenue needed divided by engagements
Hours per engagement18 (12 sessions plus prep, interviews and summaries)Time every step of your package honestly
Effective hourly rateAbout $372Price divided by hours; compare with the $150 to $400 market band

In this example the price lands inside the market band, so the plan is plausible. If your number comes out far above the band, you either need fewer, larger corporate contracts, a group program that serves several leaders in the same hour, or a longer runway. If it comes out far below, you are probably undercharging for the work behind each session.

Three pricing habits help leadership coaches in particular. Sell engagements, not single sessions, because outcomes such as "lead the first quarter well" take months. Quote sponsored work as one fee with clear inclusions (meetings, interviews, summaries), because procurement teams compare totals. And offer individuals a payment plan so a three or six month package does not have to be paid upfront.

What legal setup does a leadership coaching business need?

In the US, most new coaches need a business structure, an EIN, any local licenses, professional liability insurance, a written coaching agreement and a tax plan. The details vary by state and country, so check with an accountant or attorney before you commit; the official sources below are the place to start.

Business structure

The Small Business Administration describes a sole proprietorship as automatic if you do business without registering another structure, and "a good choice for low-risk businesses and owners who want to test their business idea," but you can be held personally liable for business debts. An LLC protects owners from personal liability "in most instances," and its profits can pass through without corporate tax, though members still pay self-employment tax. An LLC can later elect to be taxed as an S corporation by filing Form 2553 with the IRS. Many coaches start as sole proprietors and form an LLC once corporate contracts arrive, partly because some companies prefer to contract with an entity.

EIN, licenses and registration

The IRS issues an employer identification number online "in minutes for free," and you never have to pay a fee for one. Form your LLC with the state first if you are using one. The SBA notes that most small businesses need a combination of licenses and permits depending on activity and location, so check your Secretary of State and city or county websites for a general business license.

Insurance

Among the common types the SBA lists, professional liability insurance is the one that matters most for coaching: it is for businesses that provide services and "protects against financial loss as a result of malpractice, errors, and negligence." Some corporate clients will ask for a certificate of insurance before they sign. The SBA also notes that an LLC's protection of personal property "has limits," which is another reason to carry cover.

Coaching agreement

Your agreement should cover the package, dates and fee; cancellation and rescheduling; what coaching is and is not (the scope line above); confidentiality and its limits; and, for sponsored work, exactly what the sponsor will and will not see. Have the client sign before the first session. Coachful sends agreements for e-signature before the first call and stores them on the client record, and the coaching contracts page lists the clauses worth including.

The Agreements tab on a client record, empty in this demo, with a drop area for a signed PDF.

Client data and confidentiality

Leadership coaching notes often contain sensitive material about colleagues, performance and pay. Keep notes in one secured system rather than in email threads and personal notebooks, give clients a clear statement of what you record, and know how you would export or delete a client's data if asked. Coachful is GDPR-ready and exports full client data as a ZIP. It is not HIPAA-certified, which is fine for leadership coaching but matters if you also run clinical work.

Taxes

As a sole proprietor or single-member LLC you report business income on Schedule C. Self-employment tax is 15.3% (12.4% Social Security plus 2.9% Medicare) and applies once net earnings reach $400; for 2026, Form 1040-ES puts the Social Security wage base at $184,500. If you expect to owe $1,000 or more, the IRS says you generally must make estimated tax payments. The 2026 due dates on Form 1040-ES are April 15, June 15 and September 15, 2026, and January 15, 2027. Set aside a fixed share of every payment in a separate account.

Marketing rules

Testimonials are powerful in leadership coaching, so use them honestly. The FTC's Endorsement Guides say endorsements "must be honest and not misleading," and that testimonials showing exceptional results need to reflect what people generally achieve, or the ad must make the generally expected results clear. The Consumer Reviews and Testimonials Rule, in effect since October 21, 2024, prohibits fake reviews and testimonials. If you send a newsletter, the CAN-SPAM Act requires a physical postal address and an opt-out you honour within 10 business days. And avoid promising promotions or pay rises: the FTC's consumer guidance on coaching scams warns that offers promising guaranteed income or a "proven system" are likely scams, and buyers have learned to read such claims the same way.

What tech stack does a leadership coaching business need, and where does Coachful fit?

You need booking, payments, agreements, client notes, between-session delivery, a website and email. You can buy each one separately, or run them all from one platform; we recommend one platform, and Coachful is the one we built for this.

What Coachful is. Coachful is a coaching platform where one subscription covers booking, payments, contracts, program delivery with habits and check-ins, courses, a community, a website with funnels and email, and an AI assistant, with one login for you and one branded app for your clients. Who it is for: coaches who deliver programs, not just sessions; solo coaches growing into a small team; and coaches replacing four to six tools. What it does not do: it is not HIPAA-certified, has no PayPal, no permanent free plan, no Salesforce or HubSpot integration and no multi-stage sales deal board for large sales teams, and your client app runs under the Coachful listing with your branding rather than your own App Store account. How to start: begin a free trial, then ask the team to build your site, funnel or program through the free white-glove service described below.

Here is a short walkthrough of setting up a new Coachful account:

Why Coachful stands out: a free white-glove service. On every plan, you can open Create > We'll build it for you · FREE and describe what you want built: a website, a funnel, a sales page for your Leadership Accelerator, a program, a course outline, an email sequence, an application form or a lead quiz. You can attach up to 8 reference links and up to 10 files such as your logo, headshots, a brand guide or existing copy. The Coachful team builds it inside your own account, usually within about 24 hours. Nothing gets invented: no fake credentials, testimonials or prices, and any gaps are left for you to fill. It does not cover recording videos, logo design, ad management or ongoing marketing. One recent example: a leadership coach whose Squarespace renewal was days away got one clean homepage with a repeated "talk with me" button. Read more about the free white-glove service.

How do you set up your website, booking and payments?

Publish a short site whose only job is to get the right leader onto a call, connect it to one booking page, and make it easy to pay or receive an invoice. You can refine everything later.

Website

Five pages are enough: Home (who you coach and the result in one sentence), About (your leadership career, credential and why you coach), Work With Me (your two or three packages, with "for individuals" and "for organisations" paths), Approach or Results (how an engagement runs, with honest testimonials once you have them), and Contact. Add a privacy policy. Repeat one call to action on every page: book a chemistry call. Sponsors read the "for organisations" page closely, so state what the sponsor receives and what stays confidential.

Booking

Create two session types to start: a 30-minute chemistry call that anyone can book, and paid coaching sessions that only enrolled clients see. Add three or four intake questions to the chemistry call (current role, team size, what prompted them to look for a coach now, and whether an employer would pay). Set buffers so you are not running from call to call, and a minimum notice so nobody books you for tomorrow at 7am. Email reminders are standard, with SMS 24 hours before and WhatsApp one hour before once messaging is enabled. The scheduling software page covers each setting.

Payments and invoices

Individuals usually pay by card, often on a payment plan; organisations often want an invoice. Set up both. In Coachful you connect your own Stripe account, then sell packages as one-time payments, subscriptions or payment plans, with Apple Pay, Google Pay and Stripe Tax available, and send a manual invoice when a sponsor's finance team asks for one. See coaching payment software for the details.

Which one looks like you?

Coachful builds your coaching website from a few answers, in a design chosen for your niche, with programs, booking and payments ready behind it.

Build your platform

How do you get your first 10 leadership coaching clients?

Your first ten clients will almost certainly come from people who already know your work: former colleagues, former managers, people you mentored and HR contacts. Start there, ask directly, and make it easy to say yes or to refer you.

Channels that work for leadership coaches

  • Your warm list. Write down 100 names: people you managed, worked beside or reported to, plus HR and learning contacts you have met. Most first clients come from this list or one step away from it.
  • LinkedIn, written for one reader. Post two or three times a week about the specific problems your niche faces (the first difficult performance conversation, managing former peers, the first board presentation). Specific beats inspirational.
  • Talks and workshops. Offer a 45-minute session to a company, an alumni association or a professional body on one problem your niche has. Each workshop is a room full of qualified prospects and, sometimes, the person who controls the training budget.
  • Sponsor referrals. One satisfied HR sponsor often has several more leaders who need coaching. Ask at the mid-point review, not only at the end.
  • Pro bono or pilot clients. If you are building ICF hours or need first testimonials, take two or three reduced-fee or pro bono clients with a clear end date, and log those hours separately.

Three scripts you can adapt

To a former colleague: "Hi Sam, I've started a leadership coaching practice focused on engineers in their first year as managers. You've worked with plenty of people in that spot. Is there anyone who comes to mind who is finding the step up harder than expected? I'd be glad to have a no-pressure 30-minute call with them."

To an HR or L&D contact: "Hi Priya, I now coach newly promoted managers through their first six months, with three-way goal setting with their manager and a confidential coaching space for them. If you have promotions coming up this quarter, would a 20-minute call to see whether it fits your plans be useful?"

After a chemistry call: "Thanks for the conversation today. You mentioned wanting to stop being the bottleneck on your team's decisions within the next quarter. The First 90 Days package covers exactly that: six sessions over three months, starting the week of the 12th. Here's the link to book and pay, and the agreement to sign. Happy to answer anything before then."

Track every conversation in one place, so you can see who needs a follow-up. In Coachful, leads from your forms and funnels land in Prospects, and booked chemistry calls appear on the Intakes page with a conversion rate.

How do you deliver leadership coaching so clients renew?

Clients renew when they can see their own progress and feel supported between sessions, not just during them. Build that into the engagement from the first week.

A practical delivery system for leadership coaching looks like this:

  1. Onboarding. Agreement signed, intake form completed and a welcome message sent before session one. For sponsored work, schedule the three-way goal meeting in the same week.
  2. Goals with visible progress. Turn the two or three agreed goals into goals with progress bars, broken into weekly targets.
  3. One or two leadership habits. For example, "end every one-to-one by asking what I could do differently" or "block 30 minutes for strategic thinking each Friday." Habits with streaks turn insight into practice.
  4. Short check-ins. A morning or evening check-in of two or three questions, or a weekly reflection, so you arrive at each session knowing what happened since the last one.
  5. Session prep and notes. Read the client's check-ins and notes before each call. In Coachful, Michelle can brief you before the session and summarise recorded sessions afterwards.
  6. Sponsor updates. At the mid-point and the end, write a short progress summary the coachee has reviewed first, covering goals and observable change, never session content.
  7. A renewal conversation. Two sessions before the end, review progress against the goals and propose the next step: a second engagement, a lighter monthly retainer or a group program.

Coachful runs this inside multi-week programs with weekly goals, daily tasks, habits, morning and evening check-ins and streaks, and each client sees it in your branded app. Client status (thriving, active, quiet or at risk) shows you who has gone silent before they quietly fail to renew. The coaching program software page shows how a program is assembled.

Group work keeps clients connected after one-to-one coaching ends. When someone joins a cohort program, Coachful creates the cohort group automatically, with a community feed, group chat, direct messages and video events. An alumni group for past clients is also a natural place to announce your next Manager Circle.

What does a 30/60/90-day launch plan look like?

Use the first 30 days to build, the next 30 to sell, and the last 30 to deliver and refine. The plan below assumes you start with no clients and work on the business at least part time.

PeriodFocusConcrete outputs
Days 1 to 30Build the foundationNiche statement; two or three packages with prices; business registered and EIN issued; insurance quotes; coaching agreement drafted; platform set up with booking page, payment links and a five-page site; warm list of 100 names

How much does it cost to start a leadership coaching business?

A lean launch costs little beyond your software, insurance and state filing fee; a comfortable launch adds an attorney review, an accountant and licensed assessment tools. Several lines depend on your state and your quotes, so the table marks those as variable rather than guessing.

What mistakes should new leadership coaches avoid?

Most early mistakes come from treating leadership coaching like generic coaching: too broad, too cheap, and unclear about who the client is.

  • Selling "leadership coaching" to everyone. A sponsor cannot refer you to a vague offer. Name the leader and the moment.
  • Selling single sessions. Leadership change takes months, and single sessions make clients judge each hour instead of the outcome.
  • Skipping the three-way agreement. Without written rules on what the sponsor sees, you will eventually be asked to report on a coachee, and the trust breaks.
  • Promising promotions or pay rises. It is a claim you cannot control, and the FTC treats misleading results claims seriously.
  • Stitching together five tools before the first client. Every extra tool is another login for clients and another bill. Start with one platform and add only what you prove you need.
  • Waiting for a perfect website. Your first clients will come from conversations, not search traffic. Publish the five pages and start talking to people.
  • Ignoring estimated taxes. Set aside a share of every payment from the first invoice.
  • Coaching outside your scope. Refer mental health, legal and HR investigation matters promptly and say so in your agreement.

If you are also weighing business coaching, compare this plan with how to start a business coaching business and how to start a career coaching business; the setup is similar, but the buyers differ. Coachful's page for executive coaches covers the senior end of leadership work.

Frequently asked questions

Do I need a certification to start a leadership coaching business?

No law generally requires one, but many corporate buyers ask for an ICF credential such as ACC or PCC. If you do not have one yet, start building and logging coaching hours now, including pro bono hours, so you can apply when you are ready. Your leadership experience and references still matter as much as the credential.

Should I form an LLC or start as a sole proprietor?

The SBA describes a sole proprietorship as a good choice for low-risk businesses and owners testing an idea, while an LLC protects owners from personal liability in most instances. Many coaches start as sole proprietors and form an LLC when corporate contracts arrive. Check with an accountant or attorney, because the right answer depends on your state and income.

How much should a new leadership coach charge?

Rate data drawn from the ICF Global Coaching Study 2025 and PayScale data puts leadership coaching at roughly $150 to $400 an hour. Rather than picking an hourly rate, price fixed-length packages from your target income and capacity, then check the effective hourly rate against that band.

Should I sell to individuals or to companies?

Most new coaches do both: individuals for faster first sales, companies for larger engagements. Sponsored work needs a three-way agreement, invoices and more patience, because a company has more people involved in the decision. Build one package for each buyer from the start.

How long does it take to get the first leadership coaching client?

There is no reliable benchmark, because it depends on the size of your professional network and how many conversations you start. A coach messaging former colleagues and HR contacts every week will usually hear yes sooner than one waiting for website traffic. Aim for a steady number of personal messages and chemistry calls each week.

How do I keep coaching confidential when a company pays?

Agree in writing, before the first session, what the sponsor receives: usually the goals, attendance and a progress summary the coachee has reviewed. Session content stays between you and the coachee. Hold the three-way goal meeting at the start so everyone hears the same rules.

What is Coachful's free white-glove service?

On every plan, the Coachful team will build a website, funnel, sales page, program, course outline, email sequence or form inside your own account, usually within about 24 hours, from a brief plus up to 8 links and 10 files you provide. They never invent credentials, testimonials or prices. It does not include recording videos, logo design, ad management or ongoing marketing.

Does Coachful take a percentage of my coaching payments?

No. Since August 2026 Coachful charges a 0% platform fee, and you pay only the processing fees of your own Stripe Connect or Razorpay account. PayPal is not supported.

Can I run group leadership programs as well as one-to-one coaching?

Yes. A cohort program such as an eight-week Manager Circle works well alongside one-to-one engagements, either as an entry offer or as a follow-on after coaching ends. In Coachful, enrolling clients in a program creates the cohort group automatically, with a feed, chat and video events.

Is Coachful suitable if I later hire associate coaches?

Yes. Team plans (Studio and Agency) add coach seats with per-coach availability and staff permissions, and multi-coach session types can be assigned round-robin or to the least busy coach. See Coachful for teams or compare every plan on the plans page.
