Consulting Packages: 9 Steps That Work

Consulting Packages: 9 Steps That Work

Consulting packages turn open-ended hourly work into a short menu of fixed offers that a buyer can understand, compare and pay for without a long negotiation. The plan in this playbook: pick one buyer and one costly problem, build three tiers (a fixed-fee diagnostic, a time-boxed implementation sprint and a monthly advisory retainer), write hard scope boundaries for each, price from the value of the outcome and your real capacity, then sell the packages through a checkout that takes full payment, payment plans or recurring billing. Expect about two weeks of focused work to ship the first version and another two weeks to sell it to your first buyers.

Every step below runs in one place if you use Coachful: the website and package page, the funnels that bring buyers in, booking for discovery calls, the checkout with payment plans, the e-signed agreement, email follow-up and the programs that hold client delivery. We make Coachful, so we say it upfront; the steps themselves work with any stack, and the tools section names the alternatives honestly.

The Offers page in Coachful with demo offers, three of them live, each card showing its own price and billing.

What are consulting packages, and why do they sell better than hourly rates?

A consulting package is a named offer with a fixed scope, a fixed timeline, a fixed price and a defined deliverable. Instead of "I charge by the hour," the buyer sees "Operations Diagnostic: two weeks, one report, one decision meeting," and can say yes or no to that.

Productizing helps on both sides of the table. The buyer gets price certainty and a clear finish line, which makes internal approval easier. You get repeatable delivery, because the same diagnostic run ten times gets faster and better each time, and you stop being paid less for getting more efficient. Hourly billing punishes expertise: the faster you solve the problem, the smaller the invoice.

Packages are not the same as coaching packages, even though the mechanics overlap. Consulting sells answers and implementation; coaching sells the client's own growth and decisions. If you are unsure which side of that line your work sits on, read coaching vs consulting first, and if you blend both, how to package executive coaching with consulting covers the hybrid.

What does the 9-step plan look like at a glance?

Nine steps, roughly 30 days, and most of the time goes into steps 2 to 5, where you decide what you will and will not do.

Thinking of launching your coaching business?

Answer a few questions and Coachful builds it around you: your website, programs, booking and payments. Ready in minutes.

Build your platform

Step 1: Who exactly is the buyer, and what problem costs them money?

Start with the narrowest buyer you can still find twenty of. Packages work because they are specific; a package for "small businesses" has no obvious price, while a package for "founders of 15 to 50 person marketing agencies whose project margins are slipping" practically prices itself.

Answer these four questions in writing:

  1. Who signs the check? A role and a company size, for example "COO at a 20 to 80 person SaaS company."
  2. What is the problem in their words? "We hire, then lose people in six months," not "talent retention strategy."
  3. What does the problem cost? Lost revenue, wasted salary, delayed launches, churned customers. You will use this number in step 5.
  4. What have they already tried? This tells you what your package must do differently.

Then write one positioning line:

I help [buyer] fix [problem] so they can [result], without [thing they dread].

Example: "I help agency founders fix delivery operations so projects ship on margin, without hiring an operations director." If you are still at the stage of choosing a niche at all, how to start a consulting business and the consulting business plan guide come before this step.

Step 2: Which package shapes should a consultant offer?

Offer three shapes that form a ladder: a diagnostic that finds the problem, a sprint that fixes it, and a retainer that keeps it fixed. Each one sells the next, and each one has a different buying risk for the client.

  • The diagnostic (entry tier). Short, fixed fee, low risk. Typically one to three weeks. Output: a written assessment, a prioritized plan and a decision meeting. It is the easiest yes and the best qualifier, because a buyer who will not pay for a diagnostic rarely pays for implementation.
  • The sprint (core tier). A defined project with a start and an end, usually four to twelve weeks. Output: the thing built, installed or changed. This is where most revenue comes from.
  • The retainer (ongoing tier). Monthly access to your judgment: a set number of meetings, asynchronous questions with a response time, and periodic reviews. It sells after the sprint, when the client has seen you work and wants you nearby.

Two shapes to avoid at the start. First, the "unlimited access" retainer: it has no ceiling, so your busiest client sets your workload. Second, the custom proposal for every buyer: proposals still have a place for large or unusual projects (our consulting proposal template covers them), but your default should be a package someone can buy from a page.

Step 3: How do you define each tier so it can actually be delivered?

Write a one-page spec for each tier that covers the outcome, deliverables, timeline, meetings, access and client responsibilities. If a capable stranger could not deliver the package from that page, it is not defined yet.

Use this spec template for every tier:

Package name: [outcome-led name, not "Gold"]
Outcome: By the end, you will have [concrete result].
Deliverables: [document, system, workshop, recorded walkthrough]
Timeline: [weeks], starting within [days] of payment and signature
Meetings: [number] x [length], plus [kickoff / handover]
Async access: [channel], replies within [business days]
You provide: [data, logins, a named internal owner, attendance]
Not included: see the scope boundaries

Worked example: Northline Ops (fictional business)

Northline Ops is a fictional one-person operations consultancy. Its buyer is the founder of a 15 to 50 person marketing agency whose projects run over budget. All prices in this example are illustrative, chosen to show the logic, not market rates.

TierDelivery DiagnosticMargin SprintOps Advisory Retainer
OutcomeKnow exactly where margin leaks and what to fix firstA working delivery system: scoping, estimating, resourcing, reportingKeep margins on target as the agency grows
Timeline2 weeks8 weeksMonthly, 3-month minimum
DeliverablesReview of 10 recent projects, 12-page findings report, ranked fix listScoping template, estimating model, weekly resourcing ritual, margin dashboard spec, team trainingMonthly margin review, quarterly process audit, decision support

Next step it sellsThe sprint (diagnostic fee credited if booked within 30 days)The retainerRenewal or a second sprint

Notice three things. Names describe outcomes, not metals. Each tier states how many meetings and how fast replies come, which is the part clients most often stretch. And the diagnostic credit gives the buyer a reason to move up quickly.

Step 4: Where should scope boundaries sit, and how do you write them?

Scope boundaries belong in three places: the package page, the agreement and the kickoff meeting. Write them as a plain list of exclusions, a response-time promise and one rule for anything new.

Copyable scope block for any tier:

Included: [deliverables from the spec].

Not included: hands-on execution of the recommendations (unless the tier says so), hiring or managing your staff, software licenses, legal, tax or accounting advice, work outside [business hours, time zone], and attending meetings beyond the number listed.

Response time: replies within [1 or 2] business days. Urgent issues are handled at the next scheduled call.

Changes: anything outside this scope is quoted as a separate change request before work starts. Nothing new begins without written approval.

Pauses: if you cannot provide [data, access, attendance] within [5] business days, the timeline moves by the same amount.

A change-request script for the moment scope creeps, which it will:

"Good idea, and it sits outside what we agreed for the Margin Sprint. I can scope it as a separate piece, or we can swap it for something already in the plan. Which would you prefer?"

Retainers need one extra boundary: a cap. "Up to 5 requests per month" or "up to 4 hours of review" protects you; unused capacity does not roll over unless you say so. If you work inside one company where the sponsor and the participant differ, coaching and consulting for one employer covers how to keep scope and confidentiality clean.

Put all of this into a signed agreement. Our consulting agreement template is a starting point; it is not legal advice, laws differ by state and country, and a local attorney should review the version you use.

Step 5: How do you price consulting packages without guessing?

Price each tier from the value of the outcome first, then check it against two floors: your capacity math and the market's sense of the category. The full method sits in how to price consulting services; here is the short version for packages.

  1. Estimate the value. Take the cost of the problem from step 1 and the share of it your package plausibly removes over a year.
  2. Take a fraction. Many consultants aim for a price that is a small fraction of first-year value, so the buyer sees an obvious return. The exact fraction is your call; what matters is that the value is written down and the client agrees with the number.
  3. Check capacity. Estimate delivery hours honestly, including admin and preparation, and divide the price by those hours. If the effective rate is below your floor, raise the price, cut the scope or drop the tier.
  4. Check the ladder. The diagnostic should feel easy, the sprint should carry most of the value, and the retainer should cost less per month than the sprint but more over a year.

Illustrative math for Northline Ops

These are example numbers to show the method, not benchmarks.

  • A 30-person agency billing $3 million a year loses 5 points of margin to overruns: about $150,000 a year.
  • If the Margin Sprint recovers even a third of that, the buyer gains about $50,000 in the first year. A $14,000 price is roughly 28% of that gain, a return of more than three to one.
  • Delivery: 8 weekly sessions, 2 workshops, prep, documentation and admin come to about 70 hours. $14,000 divided by 70 is $200 per hour effective, which sits above Northline's $175 floor.
  • The retainer at $3,000 per month, for about 10 hours of work, is $300 per hour effective; that premium pays for availability and judgment, and it is why retainers carry a cap.

If your numbers fail the capacity check, the fix is usually scope, not discounting. Remove a workshop or a deliverable before you lower the price. For more on tier spacing, how to structure three packages without underpricing and tiered package examples apply the same logic to coaching.

Step 6: Which payment terms protect a consultant without scaring buyers?

Match terms to the tier: full payment for the diagnostic, full payment or a short payment plan for the sprint, and monthly recurring billing with a minimum term for the retainer. Work starts only after the first payment clears and the agreement is signed.

TierRecommended termsWhy
DiagnosticPaid in full at checkoutLow price, short timeline; splitting it adds admin for little gain
SprintPaid in full, or a 2 to 3 part payment plan with the first payment at checkoutPlans help founders who pay from cash flow; a small premium on the plan (illustrative: 5%) rewards paying upfront
RetainerMonthly subscription, billed in advance, 3-month minimum, then month to month with 30 days' noticeAdvance billing avoids chasing invoices; the minimum term gives the work time to show results
Change requestsQuoted and paid before work startsKeeps scope creep from becoming unpaid work

Three practical points. First, if you sell to companies, they often need an invoice with their details for their accounts team, so pick a checkout that issues one per transaction. Second, sales tax or VAT on consulting services varies by country and state; check with an accountant before you sell across borders. Third, decide your refund rule now and put it in writing: a common pattern is no refunds once delivery has started, with a full refund before kickoff.

Step 7: What goes on a consulting package page?

One outcome headline, three tier cards, the scope, a short process, proof you actually have, an FAQ and one call to action. The page's job is to let a buyer pick a tier, or book a call to confirm the fit, without an email thread.

Copy blocks you can adapt:

  1. Headline: "Agency projects that ship on margin, in 8 weeks."
  2. Subhead: "Operations consulting for founders of 15 to 50 person agencies. Fixed scope, fixed price, no surprises."
  3. Tier cards: name, one-line outcome, timeline, 4 to 6 deliverable bullets, price, payment options, button.
  4. How it works: "Buy or book a fit call. Sign the agreement. Kick off within 5 business days."
  5. Scope: the included and not included lists from step 4.
  6. Proof: only real results, credentials and client words you have permission to use. If you have none yet, describe your method and background instead.
  7. FAQ: "What do you need from us?", "What if we need more?", "Can we pay in installments?", "What happens after the sprint?"
  8. Call to action: one primary button per card, plus "Not sure which fits? Book a 20-minute call."

Show prices. Hidden prices push every buyer into a call, which is fine for six-figure work but slows down a diagnostic that should be an easy purchase. A good compromise for larger tiers is "from $X," with the sprint price confirmed on the call.

Step 8: How do you build the checkout and client onboarding?

Build a flow where one payment triggers the rest: checkout, invoice, agreement, kickoff booking, welcome email and access to the client's delivery space. If any of those steps relies on you remembering to send something, it will eventually be late.

The checklist:

  • A checkout per tier with the right billing: one-time, payment plan or subscription.
  • Optional add-ons at checkout (an order bump such as "add a team workshop") and coupon codes for referrals or diagnostic credits.
  • An agreement with e-signature, sent before the first call and stored with the client record.
  • A booking link for the kickoff with intake questions (current tools, team size, the data you need).
  • A welcome email sequence that explains the next three steps and what the client must provide.
  • A private place for deliverables, recordings, tasks and messages, so nothing lives in scattered email threads.

Build your platform

Step 9: How do you sell, deliver and renew the packages?

Sell the diagnostic, deliver it brilliantly, and use the findings meeting to propose the sprint. Run a renewal review two weeks before every sprint ends and every retainer term closes.

A short outreach message for warm contacts:

"Hi [name], I've packaged the margin work I've been doing for agencies into a two-week Delivery Diagnostic: I review ten recent projects, interview your leads and hand you a ranked fix list. Fixed price, starts within a week. Want the one-page outline?"

A discovery-call structure (20 minutes):

  1. What made you book the call now?
  2. What does the problem cost you each month?
  3. What have you tried, and what happened?
  4. If we fixed this in the next quarter, what would change?
  5. Recommend one tier, explain why, and send the checkout link while you are still on the call.

The renewal script at the end of a sprint:

"Here is what changed since week one: [metrics]. The system works, and the risk now is drift as you hire. The Ops Advisory Retainer keeps a monthly check on margins and gives your team someone to bring decisions to. Want me to set it up to start the week after handover?"

Which numbers matter once the packages are live?

Track five numbers every month. We do not quote industry benchmarks here because no reliable public source covers productized consulting conversion rates; use your own data and compare month to month.

  • Discovery-call to purchase rate. If it is low, the page is attracting the wrong buyers or the call is not recommending a clear tier.
  • Diagnostic to sprint rate. The most important number in the ladder. A low rate usually means the diagnostic report does not end in an obvious next step.
  • Effective hourly rate per tier. Price divided by real hours logged. When a tier keeps sliding under your floor, its scope has crept.
  • Retainer length. Average months before cancellation. Short retainers mean the monthly value is not visible; add a written monthly summary.
  • Revenue concentration. The share of income from your largest client. Packages make it easier to spread risk across more, smaller engagements.

Illustrative capacity check: at 25 delivery hours a week, Northline could run one sprint (about 9 hours a week), one diagnostic (about 8 hours a week while it runs) and three retainers (about 2.5 hours a week each) at the same time. That mix, using the example prices above, works out to roughly $25,000 to $30,000 a month when all slots are full. These are example figures for planning, not projections.

What tools do you need, and what do they cost?

You need a page, a checkout with payment plans and subscriptions, e-signed agreements, booking, email and a client delivery space. Prices below are as listed by each vendor in October 2026; check each pricing page before you buy.

A typical piecemeal stack for packages is a booking tool, a proposal and contract tool, an email tool and a website builder, each with its own login and bill. Coachful replaces that stack with one subscription (current plans: Lite: $29/month for up to 5 clients; Solo: $49/month for up to 20 clients; Pro: $99/month with unlimited clients; Studio: $199/month with unlimited clients) and charges a 0% platform fee on client payments; you pay only your Stripe or Razorpay processing fees.

How do you set up consulting packages in Coachful, step by step?

Coachful is a coaching platform that also suits consultants who sell defined engagements: one subscription covers booking, payments, contracts, delivery, a website with funnels and email, and an AI assistant, with one login for you and one branded app for your client. It fits solo consultants and small teams replacing four to six tools. It is not a sales CRM with a multi-stage deal board, it does not take PayPal, it is not HIPAA-certified, and the client app ships under the Coachful listing with your branding rather than under your own App Store account. To start, open a free trial and, if you want, ask the team to build the first version for you.

The setup in order:

  1. Connect payments. Link your own Stripe Connect or Razorpay account. Turn on Stripe Tax if you need tax calculation; Apple Pay and Google Pay speed up checkout.
  2. Create one offer per tier. Set the diagnostic as a one-time payment, the sprint as one-time with a payment plan option, and the retainer as a subscription. Add an order bump for an extra workshop and a coupon for the diagnostic credit.
  3. Attach the agreement. Upload your consulting agreement so it goes out for e-signature before the first call and is stored on the client record. See coaching contracts for how this works.
  4. Set up booking. Create a free 20-minute fit call and a kickoff session type, with availability rules, buffers, minimum notice and intake questions. Calendar sync covers Google, Apple/iCloud and Outlook; video links can be built in or auto-created for Zoom, Meet or Teams.
  5. Build the package page. Use the section-based website builder or one of the 30 homepage templates, add the tier cards, and connect your domain.
  6. Add a funnel. A booking funnel for the fit call or a checkout funnel per tier, with Meta Pixel and UTM tracking if you run ads.
  7. Write the welcome sequence. A multi-step email sequence triggered by purchase: welcome, what we need from you, kickoff reminder.
  8. Build the delivery space. A program with weekly goals and tasks for the sprint, plus downloads and recorded walkthroughs, all delivered in the client's branded home and app.

This short walkthrough shows how invoices and payments look once clients start buying:

Why Coachful stands out: a free white-glove service. From Create, "We'll build it for you," you describe what you want: a package sales page, a checkout funnel, an email sequence, a website or a delivery program. You can attach up to 8 reference links and up to 10 files such as your logo, brand guide and existing copy. The Coachful team builds it inside your own account, usually within about 24 hours. Nothing is invented: no fake credentials, testimonials or prices; gaps are left for you to fill. For example, a business mentor for beauty professionals got a 12-week mentorship sales page, a free start-up-guide funnel and rewritten follow-up emails. The service does not include recording videos, logo design, ad management or ongoing marketing. Read more in the free white-glove service.

What mistakes break consulting packages?

Most failures come from vague scope, tier names that say nothing, and pricing that ignores real hours.

  • Naming tiers Bronze, Silver, Gold. Metals hide the outcome. Name each tier after what the client gets.
  • Retainers without caps. "Unlimited access" means the most demanding client sets your week.
  • Too many tiers. Five options create a comparison project for the buyer. Three is enough; one plus a call works for very senior work.
  • Starting before payment and signature. Goodwill work before the agreement is the most common source of unpaid hours.
  • Discounting instead of descoping. If a buyer cannot afford the sprint, sell the diagnostic or remove a deliverable; keep the price-to-scope ratio intact.
  • A diagnostic with no next step. Every findings report should end with a recommended sprint, dated and priced.
  • Forgetting the client's homework. Spell out what the client must provide and what happens to the timeline when they do not.
  • Invented proof. Use only real results and permitted quotes. Describe your method when you have no case studies yet.

Frequently asked questions

How many consulting packages should I offer?

Three is the practical default: a diagnostic, a sprint and a retainer. That gives buyers a low-risk entry, a core project and an ongoing option without turning the choice into a research task. Senior advisors with very large engagements sometimes show one package plus a call instead.

What is the difference between a consulting package and a retainer?

A package usually has a fixed scope, end date and deliverable, such as an eight-week implementation. A retainer is ongoing monthly access with a cap on meetings or requests. Many consultants sell the retainer only after a package, once the client has seen the work.

Should I show prices on my consulting package page?

For the diagnostic, yes; it is meant to be an easy purchase. For larger tiers, show the price or a "from" price so buyers self-qualify before the call. Hiding every price pushes all buyers into calls and slows down small decisions.

Can clients pay for consulting packages in installments?

Yes, if your checkout supports payment plans. A common pattern is the first installment at checkout and the rest monthly, sometimes at a small premium over paying in full. Coachful supports payment plans, subscriptions and one-time payments through your own Stripe or Razorpay account.

How do I stop scope creep in a consulting retainer?

Cap the retainer by meetings, requests or hours, state a response time, and say that unused capacity does not roll over. Quote anything new as a separate change request before work begins. Repeat the boundaries at kickoff, not only in the agreement.

How do I price a diagnostic package?

Price it low enough to be an easy yes for your buyer, but never below your hourly floor once all hours are counted. Many consultants credit the diagnostic fee toward the sprint if the client books within a set window, which rewards moving forward. The full method is in our guide on pricing consulting services.

Do I need a contract for every consulting package?

Yes. The agreement should repeat the scope, payment terms, refund rule, change-request process and confidentiality terms. Laws vary by state and country, so have a local attorney review your template before you use it.

Is Coachful a good fit for consultants, not just coaches?

It fits consultants who sell defined packages to individual buyers or small companies and want the page, checkout, agreement, booking and delivery space in one login. It is not a sales CRM for large teams: there is no multi-stage deal board and no Salesforce or HubSpot integration.

What is Coachful's free white-glove service?

It is a free build service on every plan: you describe what you need, such as a package sales page, a checkout funnel or an email sequence, and attach references and files. The Coachful team builds it inside your account, usually within about 24 hours, and leaves gaps for you instead of inventing prices or testimonials. It does not cover video recording, logo design, ads or ongoing marketing.

Do I have to charge sales tax or VAT on consulting packages?

It depends on where you and your clients are, and on how your services are classified. Rules differ by country and state, so check with an accountant before you sell across borders. If you use Stripe, Stripe Tax can calculate tax at checkout once you know your obligations.
