How to Start a Transformational Coaching Business in 90 Days

How to Start a Transformational Coaching Business in 90 Days

Here is how to start a transformational coaching business: pick one group of people going through one kind of change, design a 3 to 6 month program around that change, price it from your income target backwards, set up a simple legal base (business structure, EIN if you are in the US, professional liability insurance and a written coaching agreement), put booking, payments and program delivery in one place, then win your first 10 clients through conversations rather than ads. At 8 to 10 hours a week, you can do all of this in about 90 days while still working another job.

This guide is for people who have already decided to coach and want to build the business around it. If you are still deciding what transformational coaching is, start with what transformational coaching is and how it works, then come back. Everything below is about clients, offers, money, paperwork, tools and the first three months.

What are the steps, at a glance?

There are ten steps, and only two of them cost real money in the first month: insurance and your software. The table shows realistic time and typical cost for a solo coach starting part-time.

StepTimeTypical cost
1. Choose the change you coach and the person going through it3 to 7 days$0
2. Test demand with 10 to 15 conversations1 to 2 weeks$0
3. Design one signature program and one entry offer1 week$0
4. Set prices from an income target1 day$0
5. Choose a business structure and register1 day to 2 weeks$0 (sole proprietor) or a state filing fee (LLC)
6. Get an EIN (US), insurance and a coaching agreement2 to 5 daysEIN $0; insurance and attorney review vary
7. Set up booking, payments and program delivery1 to 3 daysOne software membership
8. Publish a one-page website and a booking link1 to 3 daysDomain name plus your platform
9. Reach out to warm contacts and referral partnersOngoing from week 3$0
10. Deliver, collect feedback, add a continuation offerOngoing$0

If you want the generic version of this checklist for any niche, the 10-step plan for starting a coaching business covers it. The rest of this article stays specific to transformational work.

Is transformational coaching a viable business niche?

Yes, if you narrow it. "Transformational coaching" describes a method (working on identity, beliefs and values, not only behaviour), not a market. People do not search for a transformation; they search for help with a specific change they are living through. Your business becomes viable when you attach the method to a moment.

Who actually pays for transformational coaching?

The people who pay are usually adults at a turning point with some discretionary income and a strong reason to act now. Common turning points that suit a deep, identity-level approach:

  • Career exits and reinventions: mid-career professionals leaving a field they built their identity on.
  • New leaders: people promoted into roles that require a different way of being, often paid for by an employer. See how to start a leadership coaching business for the corporate buying process.
  • Life transitions: divorce, becoming an empty nester, retirement, relocation, a health scare that reshuffles priorities.
  • Founders and creatives: people whose work stalls because of self-concept, not skill.

Pick one. You can still coach anyone who arrives, but your website, your outreach and your program should speak to one person going through one change.

How do you check demand without made-up market numbers?

Skip market-size statistics. They tell you nothing about whether a specific person will pay you. Instead, run 10 to 15 short conversations with people in your chosen group and ask three things: what they have already tried, what it cost them (in money, time or missed chances), and what would have to be true for them to pay for help. If at least three people ask how to work with you, you have enough signal to build the offer. If nobody does, change the group or the change, not the method.

What about scope and credentials?

Coaching is not therapy. Transformational coaching goes deep, which is why the scope line matters more here than in most niches. You work with functioning adults on the future they want; you do not diagnose or treat mental health conditions, and you do not process trauma as a clinician would. Refer out when a client describes thoughts of self-harm, symptoms of depression or anxiety that disrupt daily life, active addiction, or trauma that keeps surfacing in sessions. Put that scope line in your agreement and on your website, and build a short list of local therapists you can refer to.

Coaching is not licensed like therapy in the US, but a credential (for example from the International Coaching Federation) helps with corporate buyers and with your own skill. If you are working toward ACC, PCC or MCC, log your hours from the first client. The five-stage transformational coaching model and the 66 transformational coaching questions are useful when you design sessions.

Thinking of launching your coaching business?

Answer a few questions and Coachful builds it around you: your website, programs, booking and payments. Ready in minutes.

Build your platform

How do you define your client and your offer?

Write one sentence: "I help [specific person] go from [current identity or situation] to [new identity or situation] in [time frame], without [the thing they fear]." Then build packages that deliver that change, not packages of hours.

Example: "I help senior managers leaving corporate careers go from 'I am my job title' to a clear next chapter they chose on purpose, in six months, without burning their savings on a rushed restart."

What do transformational coaching packages look like?

Three package shapes work well for this kind of coaching. Use one or two at launch, not all three.

  1. Signature 1:1 program (4 to 6 months). Twelve 60-minute sessions every other week, a weekly written reflection check-in, a values and identity workbook, and message access between sessions. This is your core offer, because identity-level change rarely holds in six weeks.
  2. Group cohort (10 to 12 weeks). Eight to twelve people at the same turning point, a weekly 90-minute group call, a private community, daily journaling prompts and one private session each. Lower price per person, higher revenue per hour for you, and peers who hold each other accountable.
  3. Clarity intensive or continuation retainer. A three-session intensive works as an entry point for people not ready for six months. A monthly "in your corner" retainer works as a next step for people who finish the main program and want to keep going.

The 10 coaching business models compared goes deeper on retainers, cohorts and hybrids. Once you have the shapes, put them on paper as offers with a name, a promise, what is included and a price.

The Offers page in Coachful with demo offers, including a monthly retainer and a 90-day program.

How should you price transformational coaching?

Price backwards from what you need to earn and how many hours you can actually coach, then check the result against what your test conversations suggested people would pay. Do not copy another coach's rate; their costs, credentials and audience are different.

The table below uses illustrative numbers only, to show the method. They are not market rates and not a promise of what you will earn. The example target is $80,000 in yearly revenue before costs and taxes.

Package (example)Example priceYour hours per sale (sessions plus prep and check-in review)Effective hourly rateSales needed for $80,000 if this were your only offer
Signature 1:1 program, 6 months$3,00018About $16727 clients a year (about 14 at any time)
Group cohort, 12 weeks, 10 seats$900 per seat24 per cohortAbout $3759 full cohorts
Clarity intensive, 3 sessions$6006About $100134 clients
Example blended mix16 programs, 3 cohorts of 8, 18 intensivesAbout 470 a yearAbout $172$80,400 total

Three things the math makes obvious. First, the intensive is a feeder, not a business; selling 134 of them is a marketing job, not a coaching job. Second, the group cohort has the best hourly return but needs an audience to fill it, so most coaches add it in their second or third quarter. Third, revenue is not income. Subtract card processing fees, software, insurance and taxes before you decide the price works. In the US, self-employment tax is 15.3% (12.4% Social Security plus 2.9% Medicare) and applies once net self-employment earnings reach $400, according to the IRS self-employment tax page. Income tax comes on top.

For a fuller worked budget, see the one-page coaching business plan template and the seven-step cash flow review.

What legal setup does a transformational coaching business need?

At minimum: a business structure, a tax ID where your country requires one, any local business license, professional liability insurance, a signed coaching agreement for every client and a plan for client data. The US details below come from official sources; outside the US, the categories are the same but the rules differ, so check with an accountant or attorney where you live.

Sole proprietorship or LLC?

A sole proprietorship is automatic: if you start coaching without registering anything else, you are one. The SBA calls it "a good choice for low-risk businesses and owners who want to test their business idea," but notes you can be held personally liable for business debts. An LLC protects owners from personal liability "in most instances," and profits can pass through to you without corporate tax, though LLC members still pay self-employment tax. An LLC can also elect S corporation taxation later by filing Form 2553 with the IRS. All three options are summarized in the SBA's guide to choosing a business structure. Many coaches start as sole proprietors while testing, then form an LLC once revenue is steady. Ask an accountant when the S corp election makes sense for your numbers.

EIN, licenses and taxes

  • EIN: The IRS issues an employer identification number online "in minutes for free," and you never pay a fee for one. Form your LLC with your state first, then apply on the IRS EIN page. Check the same page for whether you need one as a sole proprietor; many coaches get one anyway so they have a business tax ID.
  • Licenses: The SBA says most small businesses need "a combination of licenses and permits" from federal, state and local agencies, depending on activity and location. Check your Secretary of State and city or county websites; the SBA's licenses and permits section explains where to look.
  • Estimated taxes: If you expect to owe $1,000 or more when you file, you generally need to pay quarterly, per the IRS estimated taxes page. The remaining 2026 due date is January 15, 2027 (the others were April 15, June 15 and September 15, 2026), according to Form 1040-ES (2026).

Insurance

The SBA lists professional liability insurance for "businesses that provide services to customers," protecting against financial loss "as a result of malpractice, errors, and negligence." For transformational coaching, where clients make big life decisions during your work together, it is worth carrying from your first paid client. The SBA also notes that the protection an LLC gives your personal assets "has limits," which is why structure and insurance work together. See the SBA business insurance section and get quotes from at least two providers.

Coaching agreement

Your agreement should cover the scope line (coaching is not therapy, plus when you will refer), confidentiality and its limits, session scheduling and cancellation, payment terms and refunds, what happens if either side ends early, and how you store client data. Have an attorney review your template once; it is a one-off cost that pays for itself the first time a client disputes a refund. Send it for e-signature before the first session, not after. More on this in our page on coaching contracts.

Marketing claims, testimonials and email

Transformational coaches tend to market with big outcome stories, so the FTC rules matter:

  • Testimonials must be honest and reflect real experience. If you show exceptional results, the FTC expects proof they are typical, or a clear statement of what people generally achieve (FTC Endorsement Guides Q&A). Since October 21, 2024, fake reviews and testimonials can also bring civil penalties under the Consumer Reviews and Testimonials Rule.
  • Avoid income promises. In 2021 the FTC warned more than 1,100 businesses, including business coaches, about false money-making claims (FTC press release). The FTC's consumer advice says that offers promising "guaranteed income, large returns, or a 'proven system'" are likely scams (FTC consumer warning). Describe the work and the process, not guaranteed results.
  • Marketing email needs a valid postal address and a working unsubscribe honored within 10 business days, per the CAN-SPAM compliance guide.

Client data

Session notes in transformational work are sensitive. Keep them in one access-controlled system rather than scattered across email, notebooks and phone notes. If you coach clients in the EU or UK, GDPR applies to how you collect and store their data. Coaching platforms are generally not built for clinical records; if you also hold a clinical license, keep therapy records in a system designed for them.

What tech stack do you need, and why make Coachful the home?

You need six jobs covered: booking, payments, agreements, program delivery between sessions, a website with a way to capture leads, and email. You can buy a separate tool for each, or run them from one platform. We make Coachful, so weigh our view accordingly, but the case for one home is practical: transformational work happens mostly between sessions, and that is exactly where a stack of separate tools leaves gaps.

What Coachful is: a coaching platform where one membership covers booking, payments, contracts, program delivery with habits and check-ins, courses, a community, a website with funnels and email, and an AI assistant called Michelle, with one login for you and one branded app for your clients. Who it is for: coaches who deliver programs rather than single sessions, solo coaches growing into a small team, and coaches replacing four to six tools. What it does not do: it is not HIPAA-certified and does not sign a BAA, so it is not for clinical record-keeping or insurance billing; it does not take PayPal; there is no permanent free plan; and the client app runs inside the Coachful app with your branding rather than under your own App Store account. How to start: begin a free trial, then ask the team to build your site, funnel or program for you at no charge (more on that below).

What each part replaces

Prices for other tools are as listed on their pricing pages in October 2026, monthly unless noted.

A typical patchwork for a new transformational coach might be a scheduler, a contracts tool, an email tool and a community, which on listed prices runs over $100 a month before you add a course or website tool. The bigger cost is the client experience: four logins, and nowhere that shows you whether a client did their reflection this week. Why Coachful stands out for a new practice

Why Coachful stands out: a free white-glove service. From Create, the "We'll build it for you · FREE" option lets you describe what you want: a website, a funnel, a sales page for your signature program, the program itself, a course outline, an email sequence, a lead quiz, an intake form and more. You can attach up to 8 reference links and up to 10 files such as your logo, photos and existing copy. The Coachful team builds it inside your own account, usually within about 24 hours. Nothing is invented: no fake credentials, testimonials or prices, and gaps are left for you to fill. It does not cover recording videos, logo design, ad management or ongoing marketing. One recent example: a menopause and midlife health coach starting from nothing received a five-page site in sage and cream with every button leading to a free 20-minute consultation. Another: a leadership coach with a website renewal days away got one clean homepage with a repeated "talk with me" button. Read more about the free white-glove service.

How do you set up your website, booking and payments?

Launch with one page, one booking link and one way to pay. A transformational coaching website needs to do three things: name the person and the change, show how you work, and make booking a free consultation obvious. Everything else can wait.

Website

Structure the homepage as: a headline in your client's words ("You've outgrown the life you built. Now what?"), a short section on who it is for and not for, your process in three or four stages, a brief About section that explains why you do this work, the scope line, and a booking button repeated at least three times. Coachful's section-based website builder has 30 designed homepage templates, a blog, a custom domain and SEO settings, or you can use the Import website option if you already have a site. The coach website builder page shows what is included.

Booking

Create two session types: a free 20 to 30 minute consultation with intake questions (what is changing for you, what have you tried, what would make the next six months a success), and a paid session type for existing clients. Set availability rules, buffers and minimum notice so you are not booked into back-to-back emotional conversations. In Coachful, booking pages detect time zones, sync two ways with Google, Apple/iCloud or Outlook calendars, and create video links automatically (built-in video, Zoom, Meet or Teams). Email reminders are included; SMS 24 hours before and WhatsApp one hour before become available once messaging is enabled.

Agreements and payments

Connect checkout so a client who says yes on the call can sign the agreement and pay in one flow. Coachful sends the coaching agreement for e-signature before the first call and stores it on the client record. For a six-month program, offer a payment plan alongside paid-in-full; it lowers the barrier without discounting. Each transaction gets an invoice automatically, and you can send manual invoices for corporate sponsors.

Lead capture

Add one funnel once the basics work: a lead magnet related to your change (for example "The 5 questions to ask before you quit") that feeds an email sequence ending in a consultation invitation. Coachful includes booking, application, lead-magnet and checkout funnels with Meta Pixel and UTM tracking, plus email lists, broadcasts and multi-step sequences with delays and branching.

Which one looks like you?

Coachful builds your coaching website from a few answers, in a design chosen for your niche, with programs, booking and payments ready behind it.

Build your platform

How do you get your first 10 transformational coaching clients?

Through people who already know you or already serve your client, in direct conversations. Ads and content take months to work; your first 10 clients usually come from your network, referral partners and small live events.

Channels that suit deep, trust-based work

  • Your warm list. Write down 100 names: former colleagues, friends, people from courses and communities. You are not selling to them; you are asking who they know at the turning point you serve.
  • Referral partners. Therapists (referrals go both ways: clients who finish therapy and want to build forward, and clients you refer out), HR and people leads, career counselors, divorce mediators, financial planners, yoga and retreat hosts. Each one sees your ideal client regularly.
  • Small live workshops. A 60 to 90 minute session at a library, coworking space or online, on one question your client is stuck on. Offer a consultation at the end.
  • Writing where your client reads. One honest, specific post a week on LinkedIn or a newsletter about the change you coach. Specific beats inspirational.
  • Podcast guest spots. Small shows that serve your niche (career changers, new leaders, people after divorce) are often looking for guests.

Scripts you can adapt

Warm outreach: "Hi Sam, I've started a coaching practice for people leaving long corporate careers who aren't sure who they are without the title. I'm taking on my first few clients. Do you know anyone in that spot who might want a free 30-minute conversation? No pressure either way."

Referral partner: "Hi Dr. Lee, I'm a coach working with adults in career transitions on identity and direction. I refer clients out when something needs clinical support, and I'd like to know a few therapists I trust. Would you be open to a 20-minute call to see whether our work overlaps?"

After a consultation: "Thanks for today. You said the hardest part is [their words]. The six-month program is built for exactly that; the details and agreement are here [link]. If it's not the right time, the three-session intensive is a smaller first step. Either way, I'm glad we talked."

Track every lead in one place with a stage (new, contacted, booked, proposal sent, client). In Coachful, tags and intake answers sit on each client record, so a lead and a client live in the same place. The guide to starting a life coaching business in 30 days has more first-client tactics, and this guide for coaches who are not tech-savvy helps if setup feels like the blocker.

How do you deliver transformational coaching and keep clients?

Deliver the change between sessions, not only during them. Identity shifts come from repeated small actions and reflection, so the program around your sessions matters as much as the sessions themselves. Retention follows when clients can see their own progress.

Structure the program in weeks

Break your signature program into stages (for example: awareness, values, vision, experiments, integration) with a weekly goal and one or two small daily tasks each week. In Coachful, multi-week programs carry weekly goals, daily tasks, habits, morning and evening check-ins, goals with progress bars and streaks, all delivered into the client's branded home and app. Cohort groups are created automatically when someone enrolls in a group program. This walkthrough shows how a program is built:

What a client sees: a demo group program with its current week, members and the way into the program.

Use check-ins as reflection, not surveillance

A short morning check-in ("What matters most today? How do you want to show up?") and an evening one ("What did you notice? What did you avoid?") give clients a daily practice and give you material for the next session. Watch the pattern, not single answers.

Notice who is drifting

Every client record in Coachful holds goals, check-ins, habits, notes, intake answers, payments and sessions, and shows a status of thriving, active, quiet or at risk. A quiet client in week seven is usually a client hitting resistance, which in transformational work is often where the real session is. Michelle, the built-in AI assistant, briefs you before sessions from live practice data and can summarize recorded sessions. If you want a between-session option, the AI Coach lets selected clients chat with an AI version of you that you configure.

Add community for group work

People going through the same change learn from each other. A community feed, group chat and video events give cohort members a place to share what they are noticing between calls.

Client community feed in Coachful with a live Q&A and coach posts
A demo community feed with a live Q&A session and posts from coaches.

Plan the next step before the last session

Three sessions before the end, review progress with the client and offer a continuation (a monthly retainer, a quarterly check-in, or the group cohort as an alumni space). Ask for a testimonial in the client's own words, with permission, and keep it honest under the FTC rules above. Track renewal and referral rates with the six coaching business KPIs to review each month.

If you are pursuing an ICF credential, Coachful counts coaching hours and distinct clients against ACC, PCC and MCC thresholds and exports a client coaching log with paid and pro bono hours. Michelle can also give you optional private feedback on your coaching against ICF Core Competencies 3 to 8.

What does a 30/60/90-day launch plan look like?

Spend the first 30 days on decisions, the next 30 on setup and first conversations, and the last 30 on selling and delivering. Here is the plan, assuming roughly 8 to 10 hours a week.

DaysFocusDone when
1 to 30Pick the person and the change; hold 10 to 15 demand conversations; write your one-sentence promise; draft the signature program stages and one entry offer; set prices with the income mathThree people have asked how to work with you, and you have a priced offer on one page
31 to 60Choose a structure and register; get an EIN if in the US; buy insurance; finalize and review your agreement; set up booking, checkout and the program; publish a one-page site; contact 30 warm names and 5 referral partnersA stranger could book a consultation, sign and pay without emailing you
61 to 90Run 15 to 20 consultations; run one workshop; enroll first clients; deliver weekly; collect feedback in week four; set up your quarterly estimated tax reminderYour first clients are enrolled and checking in, and you know your next quarter's outreach plan

When the practice grows, building systems that run without you and delegating tasks in a coaching business are the next reads.

How much does it cost to start a transformational coaching business?

A lean start can cost little more than your software, a domain and insurance; a comfortable start adds an LLC, an attorney-reviewed agreement and an accountant. The example figures below are placeholders that show the shape of a budget, not quotes; replace each one with real numbers from your state, insurer and advisers.

The line-by-line version, with more categories, is in how much it costs to start a coaching business.

What mistakes do new transformational coaches make?

Most come from the method being broad and the business being vague. The common ones:

  • Selling "transformation" with no subject. "I help people transform their lives" describes everyone and converts no one. Name the person and the change.
  • Short programs for deep change. Identity work needs time to hold. Six-week packages often end right when the client hits resistance.
  • Drifting into therapy. Without a written scope line and a referral list, a coach can end up out of their depth with a client who needs clinical care.
  • Outcome and income promises. "Guaranteed breakthrough" or "six figures in six months" copy invites FTC trouble and attracts the wrong clients.
  • Pricing by feel. Run the income math first; underpricing a six-month program is the fastest way to burn out.
  • Building the tech before talking to anyone. A perfect website with no conversations behind it sells nothing. Do the demand calls first.
  • Six tools and no view of the client. When notes, check-ins and payments live in different places, quiet clients slip away unnoticed.
  • Forgetting quarterly taxes. US coaches who owe $1,000 or more generally need to pay estimated tax; set reminders for each due date.

If growth stalls after launch, finding the break in a coaching business that is not growing walks through the diagnosis.

Frequently asked questions

Do I need a certification to start a transformational coaching business?

Coaching is not a licensed profession in the US the way therapy is, so a certification is generally not a legal requirement; check your state to be sure. A credential from a recognized body such as the International Coaching Federation builds trust, especially with corporate buyers, and the training improves your coaching. Many coaches start with paying clients while working toward a credential and log hours from day one.

Is transformational coaching the same as therapy?

No. Coaching works with functioning adults on goals and the future; it does not diagnose or treat mental health conditions. Put a scope line in your agreement and refer clients to a licensed professional when you see signs of self-harm, disruptive depression or anxiety, addiction or unresolved trauma.

How much should I charge for transformational coaching?

Start from your income target and the hours you can coach, then divide. Check the result against what your demand conversations suggested people would pay, and remember to subtract processing fees, software, insurance and taxes. The illustrative pricing table above shows the method.

Do I need an LLC to start?

Not to start. A sole proprietorship is automatic and the SBA calls it a reasonable choice for testing a business idea, but it leaves you personally liable for business debts. Many coaches form an LLC once revenue is steady; check with an accountant or attorney for your state.

How many clients do I need to coach full time?

It depends on price and format. In the illustrative example above, $80,000 in yearly revenue took about 14 concurrent six-month clients if 1:1 were the only offer, or a mix of 16 programs, three small cohorts and some intensives. Run the same math with your own prices.

How long does it take to get first clients?

The 90-day plan above aims for first clients in days 61 to 90, driven by warm outreach and referral partners rather than ads or content, which usually take longer to bring leads. The number of conversations you hold matters more than your website.

Can I run transformational coaching in groups?

Yes. A 10 to 12 week cohort of people at the same turning point works well, because peers normalize the hard parts of change. Add a community space and one private session per member so the work stays personal.

What is Coachful's free white-glove service?

From Create, you describe what you want built (a website, funnel, sales page, program, course outline, email sequence and more) and attach up to 8 links and 10 files. The Coachful team builds it inside your account, usually within about 24 hours, without inventing credentials, testimonials or prices. It is included on every plan and does not cover video recording, logo design, ads or ongoing marketing.

Can I use Coachful if I am also a licensed therapist?

You can use it for your coaching practice, but Coachful is not HIPAA-certified and does not sign a BAA, so it is not for clinical record-keeping or insurance billing. Keep therapy records in a system built for clinical care.

What is the minimum tech I need to launch?

A booking link, a way to take payment, a signed agreement, and somewhere to deliver the program between sessions. A one-page website helps but can come a week later. Running all of these from one platform saves setup time and gives clients a single place to log in.
