How to Start a Real Estate Coaching Business: A 90-Day Plan

How to Start a Real Estate Coaching Business: A 90-Day Plan

If you are working out how to start a real estate coaching business, the short version is this: pick one type of agent to serve (new agents, plateaued solo producers or team leaders), turn your production system into two or three fixed-length packages, price them against the hours they take, set up a simple legal base (entity, EIN, insurance, a coaching agreement and honest earnings claims), put booking, payments, programs and your website on one platform, then sign your first ten clients through the agent networks you already know. Most people can go from decision to paying clients in about 90 days.

This guide assumes you have already decided to coach and want to build the business properly. It covers who actually pays for real estate coaching, three example packages with pricing math, the legal points that are specific to coaching agents and investors, the software you need (and what it replaces), scripts for finding clients, how to deliver coaching that agents stick with, and a 30/60/90-day plan with a startup budget. If you want the general version first, read our 10-step plan for starting any coaching business.

What are the steps to start a real estate coaching business?

There are ten steps, and most of them take days rather than weeks. The slow parts are defining your offer and finding the first clients; the paperwork and software are quick once you know what you are selling.

If you have never planned a business before, fill in a one-page coaching business plan template alongside steps 1 to 3. It forces the client, offer and price decisions onto a single page.

Is real estate coaching a viable niche?

Yes, because the buyers already spend on their own development and the results they want are measurable. Many agents work as independent contractors paid on commission, so once pre-licensing ends, their development is largely up to them. They buy their own lead generation, their own marketing and, for many, their own coaching.

Who actually pays for real estate coaching?

  • New agents (roughly the first two years). They have a license and no pipeline. They pay for structure: a daily prospecting routine, a sphere database, scripts and someone checking their numbers every week.
  • Plateaued solo producers. They close a steady number of deals and cannot find time to grow. They pay for systems, time blocking, listing presentations and accountability.
  • Team leaders. They pay for help with hiring, splits, leadership and getting agents on the team to prospect without being chased.
  • Brokerages and managing brokers. Some sponsor group coaching for their agents because productive agents stay. This is a business-to-business sale with a larger contract and a slower decision.
  • Investors. Wholesaling, flipping and rental investors buy coaching too, but this segment carries the heaviest legal scrutiny on earnings claims (covered below). If this is your interest, our guide to real estate wholesaling classes shows what that market already sells.

Thinking of launching your coaching business?

Answer a few questions and Coachful builds it around you: your website, programs, booking and payments. Ready in minutes.

Build your platform

How do you check demand before you build anything?

We do not have a reliable public figure for how many agents hire coaches, so test demand yourself. Three quick checks work well:

  1. List 30 agents you know personally or through your brokerage. Ask ten of them what they would pay to fix their single biggest problem this year. Write down their words, not your guess.
  2. Ask two managing brokers whether they budget for agent training and what they have bought before.
  3. Look at the agent groups you belong to. Count how often the same questions come up (lead follow-up, listing appointments, pricing conversations, time management). Repeated questions are your curriculum.

If five of the ten agents describe the same problem and at least two say they would pay to fix it, you have a niche. If not, narrow further: "new agents at large brokerages" or "solo agents moving to a team" is a more sellable focus than "real estate professionals".

Do you need a license or credential to coach agents?

Coaching agents on skills and business planning is generally not licensed real estate activity, and coaching credentials are optional. What clients care about is evidence that you know the job: your own production history, a team you built, or results you can document honestly. A coaching credential such as one from the International Coaching Federation can help with brokerages and corporate buyers, and if you pursue one you will need to log hours from the start.

Three scope lines matter more than any credential:

  • You are not their managing broker or their attorney. Questions about contract terms, agency disclosures, fair housing or a specific dispute go to their broker or an attorney. Say so in your agreement and in sessions.
  • Referral fees on deals are licensed activity. If you plan to earn anything tied to a client's transactions, check your state real estate commission first. Keep your coaching income as coaching fees.
  • Continuing education credit is regulated by each state. Do not advertise a course as counting toward CE unless your state commission has approved it.

If you also hold a license and compete for listings in the same market, decide up front how you will handle coaching agents who are your competitors. Many coaches simply coach outside their own market or stop selling to avoid the conflict.

Who will you coach, and what will you sell?

Sell a defined result over a defined period, not open-ended sessions. Agents think in quarters and deals, so 90-day and six-month containers fit how they already plan.

Start by writing one sentence for your client: "I help [type of agent] go from [current situation] to [result] in [time frame] without [what they hate]." For example: "I help agents in their first two years build a pipeline from their sphere in 90 days without buying leads." That sentence becomes your homepage headline, your discovery call opener and your program outline.

Here are three example packages. The names, lengths and contents are illustrations to adapt, not market standards.

Example packageWho it is forFormat and lengthWhat is included
First 10 Deals (group)Agents in their first two years90-day cohort of up to 12 agentsWeekly 90-minute group call, daily prospecting habit, weekly numbers check-in, script library, sphere database build in week one
Listing Engine (1:1)Solo agents who want more listings6 months, two 60-minute calls a monthListing presentation review, pricing conversation practice, weekly numbers check-in, async message support, quarterly business plan
Team Leader Lab (brokerage-sponsored)Team leaders or a brokerage's top agents12-week cohort of up to 8 people, invoiced to the brokerageWeekly leadership session, recruiting and onboarding playbook, accountability structure for their own agents, final review with the managing broker

Notice that every package has a daily or weekly action the agent owns. Real estate results come from repeated activity (conversations, appointments, follow-ups), so the package should be built around tracking that activity, not around the call itself. For more structures, see our comparison of ten coaching business models and our guide to building coaching packages.

The Offers page in Coachful with demo offers: four offers, three of them live, each with its own cover image and price.

How should you price real estate coaching?

Price from your income goal and the hours each package takes, then sanity-check against how agents judge value. We do not publish a market rate for real estate coaching here because we have no reliable sourced figure; the numbers below are illustrative examples to show the math.

Agents compare any cost against commission income. You can show a client how many closings your fee equals, but never promise they will close them. That line matters legally, as the next section explains.

Example: you want $10,000 a month in coaching revenue before tax and expenses.

Example offer (illustrative prices)PriceYour hours per monthNeeded for $10,000/monthEffective hourly rate
Listing Engine 1:1$750 per month2.5 per client (two calls plus async review)14 clients$300
First 10 Deals group$1,500 per agent for 90 days ($500 per month)8 per cohort (four calls plus prep and check-in review)20 agents (two cohorts of 10, or one of 12 plus 1:1 work)$750 with 12 agents
Team Leader Lab$9,600 per 12-week cohort ($3,200 per month)8.5 per cohort3 to 4 cohorts runningAbout $376
Example mix6 Listing Engine clients plus one group cohort of 12About 23 in total$10,500 per monthAbout $457

The mix row is the point: one-to-one coaching gives you income and stories quickly, while a group program raises your hourly rate once you have a tested curriculum. Three practical rules:

  • Charge for the container, not the hour. Quote "90 days" or "six months", paid in full or in monthly installments.
  • Make the payment plan cost slightly more than paying in full. It rewards commitment and covers your risk.
  • Raise prices after every three to five new clients until close rates on discovery calls drop noticeably.

Our coach business plan guide walks through the same math with expenses and taxes included.

What legal setup does a real estate coach need?

You need a business structure, an EIN if you form an entity, insurance, a written coaching agreement, honest marketing claims and a plan for taxes. The rules below are US federal; state rules vary, so check with an accountant or attorney before you rely on any of it.

Entity and EIN

A sole proprietorship is automatic if you do business without registering another structure. The SBA calls it "a good choice for low-risk businesses and owners who want to test their business idea," but notes you can be held personally liable for business debts. An LLC protects owners from personal liability "in most instances"; profits can pass through without corporate tax, and LLC members pay self-employment tax. An LLC can also elect S corp taxation on IRS Form 2553 later. See the SBA's guide to choosing a business structure, and check your Secretary of State and local government websites for licenses and permits that apply where you live.

An EIN is issued online "directly from the IRS in minutes for free", and you never pay a fee for one. Form your LLC with the state first, then apply through the IRS EIN page. Any website that charges you for an EIN is a middleman.

Insurance

The SBA describes professional liability insurance as cover for "businesses that provide services to customers" that "protects against financial loss as a result of malpractice, errors, and negligence." That fits coaching. It also notes that an LLC's protection of your personal property "has limits". Get quotes for professional liability, and general liability if you run in-person workshops. See the SBA's business insurance section.

Coaching agreement

Your agreement should state the package, length, payment terms, cancellation and refund policy, confidentiality, and a clear scope line: you provide coaching, not legal, brokerage or tax advice, and you do not guarantee income or transaction counts. Send it for e-signature before the first call so nothing starts without it. Our page on coaching contracts shows how that works inside the platform.

Earnings claims: the rule real estate coaches break most

Real estate coaching sells on money, which is exactly what the FTC watches. On October 26, 2021, the FTC sent a Notice of Penalty Offenses Concerning Money-Making Opportunities to more than 1,100 businesses, including "investment and business coaching", warning of civil penalties of up to $43,792 per violation (the 2021 figure). Being on the list "does not in any way suggest" wrongdoing, but the notice spells out what is deceptive: misrepresenting that participants will be profitable, presenting earnings as typical when they are not, or showing earnings figures without context such as time and effort and what most participants earn.

In practice, avoid headlines like "Double your GCI in 90 days" or "Close 20 more deals this year." Describe the work instead: "A 90-day prospecting system with weekly accountability." The FTC's own consumer warning about coaching programs says that "if it promises guaranteed income, large returns, or a 'proven system,' it's likely a scam," which tells you how buyers are being taught to read your page.

Testimonials follow the same logic. The Endorsement Guides say endorsements must be honest and not misleading; a testimonial showing exceptional results needs either proof it is what people generally achieve or a clear statement of generally expected results. If a client is also a friend, colleague or got a discount for the review, disclose it. Since October 21, 2024, the Consumer Reviews and Testimonials Rule lets courts impose civil penalties for knowing violations, including fake testimonials and incentives conditioned on positive sentiment.

Selling investor programs

If you plan to sell "start your own investing business" programs, ask an attorney whether the FTC's Business Opportunity Rule applies. Covered sellers must give a one-page disclosure document at least seven days before the buyer signs or pays, and anyone making an earnings claim needs written substantiation and a separate earnings claim statement. Records must be kept for three years. The FTC summarizes the requirements in its business opportunity guidance. Coaching agents on their existing careers is usually a simpler sale, which is one reason many new coaches start there.

One more niche-specific caution: if a lender or title company offers to pay for coaching seats for agents, talk to an attorney before accepting. Payments from settlement-service providers to agents can raise federal referral-fee issues under RESPA.

Email rules

Your newsletter and launch emails are commercial email under CAN-SPAM. You need accurate sender information, honest subject lines, a valid physical postal address and a clear opt-out that you honor within 10 business days. Penalties reach $53,088 per violating email, per the FTC's CAN-SPAM guide. Do not add agents you met at an event to a broadcast list without their permission.

Taxes

Self-employment tax is 15.3% (12.4% Social Security plus 2.9% Medicare), and you file Schedule SE once net self-employment earnings reach $400, per the IRS self-employment tax page. For 2026 the Social Security wage base is $184,500 (Form 1040-ES). If you expect to owe $1,000 or more when you file, you generally need to make estimated payments; the final payment for 2026 is due January 15, 2027. Sole proprietors report coaching income on Schedule C. Set aside a percentage of every payment from day one and confirm the right figure with an accountant.

Client data

Agents will share their sphere lists, deal pipelines and income figures with you. Keep that data in one secure system, never import their contacts into your own marketing, and be able to export or delete a client's records when they leave.

What tech stack does a real estate coaching business need?

You need eight jobs covered: booking, payments, agreements, program delivery with daily habits and check-ins, group calls and community, a website with funnels, email, and a client record that holds all of it. You can cover those with five or six separate subscriptions, or with one coaching platform. We make Coachful, so weigh our view accordingly, but the case for one platform is practical: agents are busy, and every extra login is a place where accountability breaks.

Which one looks like you?

Coachful builds your coaching website from a few answers, in a design chosen for your niche, with programs, booking and payments ready behind it.

Build your platform

What Coachful is, who it is for and what it does not do

Coachful is a coaching platform where one subscription covers booking, payments, contracts, program delivery with habits and check-ins, courses, a community, a website with funnels and email, and an AI assistant, with one login for the coach and one branded app for the client. It is built for coaches who deliver programs rather than isolated sessions, solo coaches growing into a small team, and coaches replacing four to six tools. That describes most real estate coaches: weekly numbers, daily prospecting habits and cohort calls are the product.

It does not do everything. There is no PayPal, no permanent free plan, no HubSpot or Salesforce integration and no deal-stage sales board for large sales teams. The client app ships under the Coachful listing with your branding rather than under your own App Store account. It is not a general website builder for non-coaching sites, so if you also run a brokerage site, keep that separate. Payments run through your own Stripe Connect or Razorpay account with a 0% Coachful platform fee since August 2026; you pay only Stripe or Razorpay processing.

To start, open a free trial, then request the build described below. Current plans: (Lite: $29/month for up to 5 clients; Solo: $49/month for up to 20 clients; Pro: $99/month with unlimited clients; Studio: $199/month with unlimited clients). Lower plans cap the number of clients, Pro is unlimited, team plans add coach seats, and monthly plans cancel in one click.

Why Coachful stands out: a free white-glove service. From Create, choose "We'll build it for you", describe what you need and the Coachful team builds it inside your own account, usually within about 24 hours. You can request a website, a funnel, a sales page, a program, a course outline and written material, an email sequence, a lead quiz, a webinar setup and more, and attach up to 8 reference links and 10 files such as your logo, headshots and existing copy. Nothing is invented: no fake credentials, testimonials or prices, and gaps are left for you to fill. It does not include recording videos, logo design, ad management or ongoing marketing. One recent build was for a real-estate and money coach: a year-long cohort program with an application form, an eight-page site and a nine-day bootcamp funnel. How do you set up your website, booking and payments?

Set them up as one path: a homepage that names your client, an offer page per package, an application or booking step with intake questions, an agreement sent automatically, and checkout. A prospective client should be able to go from your Instagram bio to a booked discovery call in under two minutes.

Website

Real estate agents judge you on the same things their own clients judge them on: a clear headline, proof and one obvious next step. Keep the site to five pages to start: Home, About (your production history and how you coach), Work With Me (your packages), Results (honest testimonials once you have them), and Contact. Coachful's section-based website builder has 30 designed homepage templates, a blog, custom domain and SEO settings, and an Import website option if you already have a site.

Funnels and lead magnets

A lead magnet for agents should solve one narrow problem today: a 30-day sphere prospecting calendar, a listing presentation checklist, or a weekly numbers tracker. Put it behind a short form, follow with a five-email sequence, and end each email with an invitation to apply for a discovery call. Coachful includes booking, application, lead-magnet and checkout funnels with Meta Pixel and UTM tracking, plus email lists, broadcasts and multi-step sequences with triggers, delays, branching and A/B splits. See coaching funnel software for the templates.

Three demo funnels on the Funnels page: a webinar funnel, a lead magnet funnel and a program launch funnel.

Booking

Agents work evenings and weekends and cancel when a client calls. Build your booking rules for that: buffers between calls, minimum notice, and reminders. Coachful's booking pages handle availability rules, buffers, minimum notice and time-zone detection, with two-way Google, Apple/iCloud and Outlook calendar sync and built-in video or auto-created Zoom, Meet or Teams links. Email reminders are included, and SMS (24 hours before) and WhatsApp (1 hour before) reminders work once messaging is enabled. Add intake questions to the discovery call booking: current annual transactions, main lead source, hours per week spent prospecting, and the one thing they want fixed. More on scheduling and on how live availability works.

Payments

Offer pay-in-full and a monthly payment plan for each package, and invoice brokerages for sponsored cohorts. Coachful supports one-time payments, subscriptions, payment plans, order bumps, coupons, refunds, Apple Pay and Google Pay, and Stripe Tax, with an invoice per transaction and manual invoices for brokerage deals. Session credits work well for 1:1 packages: the client buys twelve calls and books them as needed. Details on coaching payment software.

If technology is the part you dread, our guide to starting a coaching business when you are not tech-savvy covers the order to do it in.

How do you find your first 10 real estate coaching clients?

Your first ten clients will come from people who already know your production record: agents at your current or former brokerage, agents you have co-brokered with, and the communities you are active in. Paid ads come later, once you know which message converts.

Channels that work for this niche

  • Brokerage sales meetings. Offer a managing broker a 30-minute training on one topic (for example, "How to run a sphere call night"). Ask permission to share a sign-up link for a follow-up workshop at the end.
  • Agents you have worked deals with. You already know which ones are organized and which ones are stuck. A personal message beats any post.
  • Agent groups and associations. Answer questions in the agent groups you belong to and at your local association events. Teach, do not pitch.
  • Short-form content. Film your actual system: your weekly numbers sheet, a role-played listing objection, how you block your calendar. Agents follow coaches whose systems they can see.
  • Team leaders. One team leader who hires you for their team can fill a cohort.
  • Referrals from early clients. Ask at week four, when the first wins appear, not at the end.

Scripts you can adapt

Message to an agent you know:

"Hi Sam, I'm starting a small 90-day coaching group for agents in their first two years, built around the sphere system I used to get my first listings. It's weekly calls plus a daily prospecting check-in. I'm taking ten people for the first round. Want me to send you the details, or would a 15-minute call be easier?"

Message to a managing broker:

"Hi Jordan, I coach newer agents on building a pipeline from their sphere. I'd be glad to run a 30-minute session at one of your sales meetings on a single topic, at no cost to you. If your agents find it useful, I'll mention a small group program at the end, and I'm happy to clear the wording with you first."

Discovery call questions:

  1. How many transactions did you close in the last 12 months, and where did they come from?
  2. How many hours a week do you actually spend on lead generation?
  3. What did you try last time you wanted to grow, and why did it stop?
  4. If we worked together for 90 days, what would need to be different for it to be worth it?
  5. What gets in the way of doing the activity you already know works?

End with a recommendation, not a menu: "Based on what you said, the group fits. It starts on the 4th. Want me to send the agreement?" Track every call on an intakes page so you can see your conversion rate after ten calls.

Here is how intakes work in Coachful:

Coachful Intakes page with total intakes, upcoming calls, conversions and conversion rate above a table of intake calls
Coachful's Intakes page in demo data: 10 intakes, 3 upcoming, 2 converted and a 40% conversion rate, with each call listed below.

How do you deliver coaching agents actually stick with?

Build delivery around the agent's weekly activity numbers, not around the call. The call reviews the numbers; the daily habits and check-ins between calls are where the business actually changes.

Programs

Turn each package into a multi-week program with a weekly goal and daily tasks. For First 10 Deals, week one might be "build your sphere database" with daily tasks to add 20 contacts; week two "first 50 conversations"; week three "open house plan"; and so on. Coachful programs support weekly goals, daily tasks, habits, morning and evening check-ins, goals with progress bars and streaks, and enrolling a client in a program can create the cohort group automatically. More on coaching program software.

A client's Programs view in demo data: an enrolled group program, the current week, its members and the way into the program.

Daily habits and check-ins

Pick three to five habits that drive the agent's business: conversations held, appointments set, follow-ups sent, database entries updated, time blocked for prospecting. A morning check-in asks "What is your prospecting block today?"; an evening check-in asks "How many conversations did you have?" A weekly check-in collects the numbers you review on the call. When an agent goes quiet, you want to know on Tuesday, not at the next session.

Questions and planning are included in your Coachful membership; confirmed builds and changes use AI credits. See the AI coaching assistant.

Community and group calls

Agents learn from each other's wins. A cohort feed where someone posts "took my first listing" does more for retention than any worksheet. Use the community feed for wins and questions, group chat for the cohort, and video events for weekly calls and live role-play. Read more about group coaching software.

Retention and renewals

Plan the renewal conversation at week eight of a 12-week program. Show the agent their numbers from week one against now, then offer the next container (for example, a six-month 1:1 for graduates of the group). Track renewal rate, check-in completion and revenue each month; our list of six coaching KPIs to review monthly covers which ones to watch.

What does a 30/60/90-day launch plan look like?

Spend the first month building, the second selling, and the third delivering to your first cohort while you keep selling. The plan below assumes about 15 to 20 hours a week.

PhaseGoalsKey tasksDone when
Days 1 to 30: BuildOffer, legal base, platformInterview ten agents; write client sentence and two packages; choose structure and get EIN; get insurance quotes; draft agreement; set up booking, payments and program; request your website and funnel buildA stranger could book a discovery call and pay you

How much does it cost to start a real estate coaching business?

A lean launch costs little beyond your software, insurance and card processing; a comfortable one adds an LLC, an attorney-reviewed agreement and a small ad test. Prices below are as listed or quote-based; the ad budget is an illustrative example.

What mistakes sink new real estate coaches?

  • Selling income instead of activity. "Make six figures" headlines invite FTC trouble and attract the wrong clients. Sell the system and the accountability.
  • Coaching everyone with a license. New agents, team leaders and investors need different programs. Pick one for your first 90 days.
  • Open-ended sessions. Hourly calls with no container produce no measurable result and no renewal moment.
  • No tracking between calls. If you only see the agent's numbers on the call, you are too late to help when a week goes wrong.
  • Giving legal or brokerage answers. Contract and compliance questions go to the managing broker or an attorney.
  • Using testimonials without context. One agent's best year is not a typical result; say what is typical, or do not show the figure.
  • Five tools before the first client. Every login you add is a place a busy agent drops off.
  • Skipping taxes. Coaching income is self-employment income; estimate and pay quarterly.

Frequently asked questions

Do I need to be a top-producing agent to coach real estate agents?

No, but you need relevant experience you can describe honestly. Many coaches coach the stage they recently mastered, such as getting from zero to a steady pipeline. Do not inflate your production numbers; claims about your own results are marketing claims too.

Do I need a real estate license to be a real estate coach?

Coaching agents on skills, habits and business planning is generally not licensed real estate activity. A license matters if you want to earn anything tied to transactions, such as referral fees, so check with your state real estate commission before adding that to your model.

Should I get an ICF credential?

It is optional for coaching individual agents, but it can help when you sell to brokerages. If you plan to apply, log hours from your first client; Coachful counts coaching hours and distinct clients against ACC, PCC and MCC thresholds and exports an ICF client coaching log. See ICF hour tracking.

How much should I charge for real estate coaching?

Work backward from your income goal and the hours each package takes, as in the pricing table above. We do not cite a market rate because we have no reliable sourced figure. Start with a price you can sell confidently and raise it after every few new clients.

Can I say "close more deals" in my marketing?

Describing the goal of your program is different from promising an outcome. Avoid guaranteed or specific income and deal-count claims, and show typical results with any testimonial. The FTC's 2021 money-making notice and Endorsement Guides set out what counts as deceptive.

Is a group program or 1:1 coaching better to start with?

Start with a few 1:1 clients to test your curriculum and collect honest results, then launch a group cohort. The example pricing math shows a group raising your effective hourly rate once the program works.

Can brokerages pay for coaching for their agents?

Yes, some do, and it is a good way to fill a cohort. Invoice the brokerage, agree in writing what the broker can see about each agent's progress, and keep individual conversations confidential unless the agent agrees otherwise.

What is Coachful's free white-glove service?

The Coachful team builds what you request inside your own account, such as a website, a funnel, a program or an email sequence, usually within about 24 hours. You describe it from Create and attach up to 8 links and 10 files. It does not include video recording, logo design, ads or ongoing marketing.

Does Coachful work with PayPal?

No. Payments run through your own Stripe Connect or Razorpay account, with Apple Pay and Google Pay supported. If most of your clients insist on PayPal, factor that into your choice.

Can I add other coaches later?

Yes. Team plans add coach seats with per-coach availability and staff permissions, and multi-coach session types can assign bookings round-robin or to the least busy coach. See Coachful for teams.

Real estate coaching rewards the same things real estate does: a clear niche, repeated activity and honest follow-through. Pick your agent, build one program around their weekly numbers, put everything in one place, and start the conversations this week.
